Had an incredible conversation on the LeaderSHOP podcast with Dr. Rodger Dean Duncan about AI-augmented leadership and what the future of work really looks like. 🎙️ One of the key points I emphasized: AI isn't here to replace our critical thinking—it's here to enhance it. If we allow AI to replace our thinking, we become "dum dums." But if we use it strategically, like every other tool that's improved our lives, we stay in control. The choice is ours: will we control AI, or let it control us? I also shared my perspective that every job is going to change, but few will actually disappear. Even the HVAC technician or plumber isn't being replaced—AI will just make their scheduling easier, help them be more preventative rather than reactive. Every task will see some level of transformation. It reminded me of asking executives: "What was life like before PowerPoint?" Remember those plastic overhead projector sheets? That was cutting-edge technology once! 😄 The real winners will be those who learn to augment what they do with AI, not fight against it. I've been sending around this HBR article (in the comments) on why transformation stalls at the "last mile". The article identifies seven structural frictions blocking AI transformation: productivity gaps, tribal knowledge, architectural complexity, and governance. What was underweighted for me in the list of frictions: change management and risk management. The article frames the identity problem as a knowledge capture challenge. How do you get what's in people's heads into the system? But there's a deeper issue. When you ask someone who has built their career around being the person who knows to hand that knowledge to a machine, you're asking them to redefine their professional identity. That requires trust, time, and intentional change management. The same is true for risk. The governance section is framed operationally: things like who can create agents and where accountability sits. But organizations scaling AI are also taking on new categories of risk: model bias, decision transparency, regulatory exposure, and reputational harm. Those deserve to be first-class considerations in any transformation. This research doesn’t surprise me—I’ve seen it firsthand. We often talk about “digital transformation” as if new technology alone will solve problems. But when middle managers are stretched thin or unsupported, even the best AI or cloud programs stall. Middle managers sit in the toughest spot: translating strategy into day-to-day execution while absorbing pressure from above and shielding teams below. If they don’t have the right mix of time, tools, and training, the whole transformation slows down. A few lessons I’ve learned: • Treat investing in middle managers as part of the transformation budget, not a side program. • Simplify their workload—don’t bury them in admin while asking them to lead culture change. • Measure success in sustainable outcomes, not just short-term adoption metrics. Yes, tech is critical. But without supported middle managers, the ROI never materializes. When they’re equipped and confident, the organization doesn’t just adopt technology—it actually changes.

Been listening to this amazing conversation with Andrej Karpathy on Dwarkesh Patel podcast: Andrej Karpathy on The Cognitive Revolution: https://lnkd.in/gQ-kzGCt It’s a long one, but totally worth it — Andrej is such a fantastic educator. I’ve only made it through the first 1.5 hours, but there are already so many gems: 🧠 On Reinforcement Learning: RL sucks — it’s like "sucking supervision through a straw.” But it's the best we have. Such a good analogy and evocative imagery. 💡 On the future of models: The best future models will learn to extract the cognitive core of intelligence — separating reasoning and generalization from the rote memorization that defines current LLMs. You can already see glimpses of that shift as smaller models begin outperforming larger ones. 🤖 On Agentic AI: He compares agentic AI to compilers — tools that make humans better programmers of thought. Will we get to AGI? No definitive answer, but I like the framing. I'm still only 70% through the episode, but it’s packed with insights like these. I’ll share more takeaways as I go — this one’s definitely worth a listen.
