Most dealerships don’t lose money on the lot. They lose it in recon. Not because recon is bad, recon is necessary. Customers deserve safe, clean, retail ready cars. The real issue is this: By the time a car finally makes it through recon, waiting on parts, approvals, vendor delays, “one more thing,” and re checking the same work twice, the car is technically ready… …but the opportunity could be gone. The market moves. The car aged without ever being for sale. Cash stayed tied up. Floorplan pressure built. And then stores are forced into bad choices: raise the price to “make the recon back” hold it longer hoping for the “right buyer” discount it later after it sits even more None of that helps the dealer… and it definitely doesn’t help the consumer. Here’s the truth: Recon time IS aging time. The goal isn’t cutting corners. The goal is cutting cycle time while keeping standards high. ✅ safety first ✅ consistent quality ✅ clear recon rules ✅ fast turnaround ✅ retail ready, not “perfect someday” In used cars, speed without standards is dangerous. Dealers have spent years chasing CSI. Customer Satisfaction Index. These numbers are reviewed, questioned, and chased. During these same years the ESI has been ignored. Employee Satisfaction Index, the root to the success of CSI. It also is the reason for excessive employee turnover. That’s a piercing insight, and it hits at the heart of a systemic blind spot in dealership culture. Here’s a way to frame this into a compelling message or strategic guide: Reframing the Chase: From CSI to ESI For years, dealers have obsessed over CSI—Customer Satisfaction Index. They dissect the data, chase the scores, and build entire strategies around improving the customer experience. But in that pursuit, they’ve overlooked the engine that drives CSI: ESI—Employee Satisfaction Index. The Hidden Cost of Ignoring ESI High turnover: When employees feel undervalued, unsupported, or disconnected, they leave. And turnover erodes consistency, trust, and service quality. Surface-level service: You can’t train someone to care. Genuine customer satisfaction stems from employees who feel empowered and engaged. Burnout culture: Chasing metrics without investing in people creates a transactional environment—where loyalty and legacy are lost. The Truth: ESI Precedes CSI You don’t get loyal customers from disengaged employees. You get retention, reputation, and revenue when your team feels seen, supported, and equipped. They lose them at the Service Writer counter — the moment expectations are set, decisions are made, and leadership either shows up… or doesn’t. The service writer is the gatekeeper of: • Trust • Transparency • Timelines • Communication • Accountability And yet, in too many dealerships, they’re expected to manage all of that without alignment, support, or authority. Here’s the uncomfortable truth: 👉 The gate isn’t broken. 👉 The process isn’t unclear. 👉 The issue is leadership decisions upstream. What gets approved. What gets rushed. Funny how the “Top 100 Used Car Dealers” list tells a story… just not the whole story. Here’s what they show (2025 used units): 1. Lithia Motors — 435,070 2. AutoNation — 269,558 3. Group 1 Automotive — 234,906 4. Penske Automotive Group — 226,301 5. Sonic Automotive — 171,838 6. Asbury Automotive Group — 143,126 7. Hendrick Automotive Group — 98,723 8. Morgan Auto Group — 93,425 9. Hudson Automotive Group — 72,044 10. Ken Garff Automotive Group — 57,640 Solid operators. No argument. But here’s what’s missing from the conversation: * CarMax — ~800,000+ used units annually * Carvana — ~400,000+ used units annually CarMax alone nearly doubles the #1 franchise group. Carvana would sit right at or near the top of this list. So what’s really going on? This isn’t just a “ranking” issue. It’s a model difference. Franchise dealers are being measured against each other… while two of the biggest used car retailers in the country aren’t even in the same frame. And that’s the blind spot. Because the real competition isn’t just the store across the street anymore. It’s the companies that figured out: * how to capture the customer early * how to control the transaction digitally * how to remove friction from the process Different game. Same customer. If you’re only benchmarking against franchise groups, you’re missing half the field. And in this market, what you don’t measure… will beat you.

This week I’m in OKC working with a large domestic dealership on one thing: Technician Videos + Modern MPIs. And here’s what I’ll tell you… Most dealerships don’t have a sales problem. -Most dealerships don’t have a lead problem. -They have an execution & handoff problem. Leads are coming in. Phones are ringing. CRM activity exists. Rising ad costs + shrinking conversion rates is a recipe for dealers losing money. But follow-up is inconsistent, manager involvement comes late, and accountability is unclear. More leads won’t fix that. Clean processes, clear ownership, and early leadership involvement will. Process breaks kill ROI faster than marketing ever could. This is what I see over and over again — and it’s fixable.

Let's face it, the collision repair industry and your business is in a season of adversity. Lots of "experts", "business partners" and "consultants" will come asking for your money. They all have differing opinions on what "you" should pay them to fix or teach you about your business. Be Careful! They are just trying to get through their season of adversity with your money 🤷♀️
