Blair Koch shared thisThe business grew. Your freedom didn’t. When was the last time you were completely unreachable from your business for two straight weeks? Not “checking in once or twice.” Not “available if needed.” Actually gone. And if two weeks feels impossible… what about a full month? - No approvals. - No decisions. - No customer escalations. - No team members waiting on your answer before moving forward. Most owners tell themselves they could do it. Very few actually test it. Because deep down, they already know what would happen. And here’s the uncomfortable part: Your team probably didn’t create that dependency. You did. Not intentionally. - You cared more. - Moved faster. - Stepped in quicker. - Solved problems before anyone else could. So over time, the business learned something: Bring it to you, the owner. At first, that feels responsible. Eventually, it costs you. Because somewhere along the way, many owners stop building a business… …and start becoming the system that holds it together. That works for a while. Until the business gets bigger. - More employees. - More customers. - More complexity. And suddenly the company that was supposed to create freedom is quietly consuming more of your life every year. We talked about owner dependence, why stepping back is very different than selling, and how the right advisory team should be built long before a transition is on the horizon. One thing that came up repeatedly: Most owners wait too long. Too long to develop leadership. Too long to transfer knowledge. Too long to reduce dependence on themselves. Too long to think seriously about what happens next. By the time many owners start preparing for transition, the business is still too dependent on them to give them real options. That’s the trap. Blair Koch shared thisNothing changes about how they spend their Tuesday. That’s why most strategic plans fail. Not because the goals were wrong. Not because the team wasn’t capable. Not because the offsite wasn’t productive. Because the owner went back to doing exactly what they were doing before. I’ve seen leadership teams spend two days offsite building a solid strategic plan. - Clear priorities. - Good people. - Smart discussion. - Real alignment. Everybody leaves energized. Then Monday hits. The owner jumps back into sales. Approves every decision. Solves every fire. Answers every question. Sits in meetings they shouldn’t be in. Gets copied on everything. And six months later they say: “We just didn’t execute the plan.” No. You executed your habits. That’s the part most owners miss. A strategic plan is not just a vision exercise. It’s a behavior change exercise. I’ve sat with owners six months after a planning session and asked them to pull up their calendar. Most of the time, it looks almost identical to the one they had before the offsite. Same meetings. Same decisions flowing through them. Same interruptions. Same week. The plan assumed a different version of the owner. The calendar proved nothing changed. The businesses that actually move on strategy have one thing in common: The owner got honest about what only they should be doing and started letting go of everything else before the plan launched, not after. Because strategy is not what you say in the planning session. It’s what shows up on your calendar afterward. When you look at last week, where did your hours actually go? I've climbed that path dozens of times. Yesterday I had to think about everything. Breathing. Steps. Where to put my weight. That was the focus. Nothing more. Not my calendar. Not what I need to finish this week. None of it. I didn't get to the top by doing more. I got there by letting everything else go. Owners face this constantly. There's a milestone you're trying to reach — and you're trying to get there while still carrying everything else. That's not a bandwidth problem. That's an "ownership problem". Blair Koch shared thisMost business owners don't have an exit plan. They have unfinished intentions. I learned that in a way I'll never forget. Years ago, a client asked me to become President of his business while he was dying. To sell it. To take care of his family and his people. We had worked together for three years. He trusted me. I knew his business almost as well as he did. He was in his late 40s. A $10 million company. Twelve employees. A wife. Two kids — 11 and 14. And like a lot of owners, he thought he had a plan. His VP of Sales and VP of Support would eventually buy the business from him. Neither could run it alone, but together they could run it well. The details of how they'd finance it hadn't been worked out yet. How ownership would actually transfer. What would happen if life moved faster than the plan. Then it did. Terminal cancer. All those "we'll figure it out later" conversations suddenly became the only conversations that mattered. I said yes. He had made me legally responsible for his company — not his wife, not his family, not his two key people. Me. It was the clearest signal of how much he trusted the work we'd done together. And the clearest signal of how much was now on my shoulders. I knew this cancer. I'd had it myself. We started with a business valuation. Then we went to his two key people — the seconds-in-command he'd been grooming. A reduced offer was made — a genuine attempt to keep it in the family he'd built. They couldn't raise the money. Couldn't get a loan. So they asked him to carry the note. He said no. He was dying. He wasn't going to leave his wife and kids exposed like that. That conversation ended a friendship. His VP of Sales — someone he had built something real with — turned bitter almost overnight. So I went looking for a buyer from the outside. We couldn't tell the employees what was happening. The official message was that the owner was out sick. They probably suspected. He died before we found a buyer. I had to tell his team. It was one of the hardest conversations of my professional life. We did sell the business. His family was taken care of. His employees kept their jobs. But we left significant money on the table. Not because he hadn't built something good. Not because he didn't care about his family. Because the business wasn't ready to transfer without him. And those are two completely different problems. A business that depends on the owner at the moment of transition is harder to sell than most people realize. And usually worth less too. I think about that whenever an owner tells me they have an exit plan. Because what most of them actually have is a good intention with unfinished pieces. The funding. The leadership. The transferability. The stuff people assume there will always be time to sort out later. Sometimes there isn't. So I'll ask you what I ask owners all the time — What's the one part of your exit plan that's still sitting in the "we'll figure it out later" drawer?

In the middle of the conversation, he started referencing a few things that stuck with him: “Time Bankruptcy.” “You can’t scale what only you can do.” “The ownership bottleneck.” Then he said something that stopped me: He’s been using Time Bankruptcy in his sales conversations… and it’s helped him close multiple deals. Not because it’s clever. Because the second he says it, owners go quiet. They feel it. They don’t call it that, of course. But you hear it all the time: “I’m busy nonstop, but it doesn’t feel like progress.” “I can’t step away without things slipping.” “Everything still needs my approval.” “I’ve got a strong team… but somehow I’m still in the middle of everything.” That’s Time Bankruptcy. And you’re so right about relationships. The willingness to pick up the phone is a superpower now. It’s usually easier than we make it in our heads… assuming people actually answer their phones anymore 😄

This is what great networking is supposed to look like. Not keeping score. Not “what can you do for me?” Just two people genuinely helping each other grow, share ideas, and open doors. In my experience, those are usually the relationships that end up creating the biggest opportunities over time.

At The Alternative Board (TAB) New Zealand Gathering, I was honoured to receive the CALIBRE Accountabilty and the Master's Choice Award from Katrin and Alfredo. To be honest, I was completely surprised. When my name was announced and they shared their reasons for choosing me, it was quite emotional. Standing in a room full of people I respect and admire, receiving recognition from two people who have played such an important role in TAB New Zealand, meant more to me than I can properly put into words. What I found myself thinking about wasn't the award itself, but all the people who have been part of the journey. Family, friends, colleagues, fellow TAB franchise owners, members, clients, and mentors who have supported, challenged, encouraged, and believed in me over the years. None of us achieve anything worthwhile on our own. I feel incredibly grateful, very humbled, and yes, pretty proud as well. Thank you to Katrin and Alfredo for such a thoughtful recognition, and thank you to everyone who has been part of my journey so far. A night I'll remember for a very long time.

Years ago, as I drove through Amish country in northern Indiana, I passed a farmer plowing with a team of horses. No machinery, no power lines. It could have been a scene from a century ago. Today, some of those same communities run their businesses on AI. No TVs. No cars. No smartphones. Homes off the power grid. Yet one family-run manufacturer used ChatGPT to vibe-code their sales, finance, and production dashboards. A cousin drafted a contract their attorney approved without a single change. At one point, a project schedule was in peril because of a customer not doing what was needed. AI crafted a pitch-perfect email to bring this to the customer's attention without damaging the relationship. These Amish entrepreneurs have less access to technology than anyone reading this. So why are they using AI better than companies with billion-dollar budgets? Because *access* isn't the bottleneck. Clarity of purpose is. Too many companies ask, "How do we maximize AI adoption?" They count employee AI logins to measure progress. The Amish entrepreneur asked something better: "What do I actually need done?" The best solution to some problems happened to be AI. They used AI not because it was trendy, but because it solved real problems. The lesson isn't really about the Amish. It's about refusing to let your idea of yourself get in the way of solving the problem in front of you. Tradition and tools were never enemies. Is your company counting AI logins, or focusing on the real problems AI can solve right now?

Blair Koch liked thisBlair Koch liked thisOne of the most powerful ideas I’ve read lately is this: “Lucky is the man who does NOT secretly believe every option is open to him.” When I went through the MLB Career Transition Program, it felt a little like seeing a guidance counselor for adults. I took the skills assessments, and the values assessments. I took the personality tests. And I hoped someone would point me in the direction of what I should do next. Because the scariest question anyone asked me during my 15 years as a professional baseball player was: “What are you going to do when you can’t play baseball anymore?” After reviewing all my results, my counselor basically told me: “You could probably be successful at a lot of things. The hardest part for you will be finding meaning in what you do.” That was NOT what I wanted to hear. Starting over in my late 30s after spending my entire life trying to become one of the best in the world at one thing was already daunting enough. “You can do anything” felt great… but also terrifying. So for a while I said yes to everything. Every option stayed open. But I’m learning more and more that meaningful lives are rarely built that way. The people I admire most didn’t build fulfillment by avoiding commitment. They built it THROUGH commitment: in marriage, parenthood, faith, being on great teams. The deeper the commitment, the deeper the fulfillment. Because commitment removes negotiation. And once negotiation disappears, clarity appears. Ironically, structure creates freedom. For a long time, I understood that commitment was necessary to succeed in baseball. But I resisted applying that lesson to other parts of my life because I was afraid of losing freedom FROM responsibility, sacrifice, or limitation. What I’m realizing now is that the best lives are built by making commitments that give us freedom TO become something greater. Most people think resilience is built through toughness. I think resilience is built through commitment. The moment quitting is no longer an option, growth begins. #Leadership #Mindset #Resilience
