Most AI startups are operating in white space: few comps, shifting value props and variable costs that make copy-pasting SaaS models risky. That’s why I put together a framework to help founders navigate their earliest pricing choices. Read the full piece below 👇

Usage and outcome-based models are certainly where the market is heading, but whether they become the standard is still an open question. What’s clear is that seat-based pricing no longer maps to how customers experience value. AI is driving companies to align monetization more closely to both the value customers realize and the costs companies incur. This opens the door for new models such as usage, outcome, and even effort-based approaches like we’ve seen from Replit. What can make these emerging models sustainable are: Transparency: Customers need dashboards showing exactly what they're consuming and paying for. Real-time measurement infrastructure: You can't bill on metrics that you can't track accurately. Pricing agility: When costs, customer expectations, or the market changes, your pricing needs to adapt in days, not quarters. Built-in margin protection: Usage caps, overage pricing, and consumption alerts can help prevent runaway costs. Alignment on value. Both sides must agree on what “success” means and tie pricing to measurable outcomes that build trust. The pricing models we see today are just the beginning of experimentation. We should expect continued innovation as companies tailor pricing to their unique products, markets, and customer expectations.

The manual user interface disappears. We move from: “I operate software” → “Software operates on my behalf.” SaaS doesn’t die. Human usage of SaaS dies. Enterprise search powered by AI. → Clay raised $100M at $3.1B in August—more than doubled from $1.5B in May. Projecting $100M revenue in 2025, tripling YoY. AI-powered sales automation for GTM teams. Look at the velocity: Cursor: 60% ARR growth in 2 months Lovable: Launch to unicorn in <1 year Clay: Valuation doubled in 90 days Glean: $2.2B to $7.2B in 18 months Traditional SaaS took 5-7 years to hit these milestones. These companies are doing it in quarters. These aren't productivity tools. They're replacement layers. Tasks AI agents can complete autonomously with 50% success are doubling every 7 months. In 5 years, much of what requires humans today won't. Smart investors aren't pricing current revenue: they're pricing market capture when entire job categories shift to autonomous systems. What separates winners from noise? ✓ Revenue velocity (Cursor hit $500M ARR in under 3 years) ✓ Vertical depth (Clay owns sales prospecting, not "sales tools")  ✓ Usage dependency (100M+ daily actions = stickiness) ✓ Enterprise validation (Fortune 500 deployment = pricing power) We know AI agents will displace work. But who owns the infrastructure when it happens? Right now, we're watching that answer get written in real-time.
