When you build around mutable state, "undo" means running a compensating operation and hoping nothing else happened in between. In an event sourced system it means something different. An event is permanent. You cannot delete what happened. So "undo" becomes a new decision: a reversal, a correction, a declaration that a previous action no longer stands. The original record stays in the log. The correction is added alongside it. This feels wrong at first. Developers used to UPDATE and DELETE statements often push back on it. Why would I keep the mistake? Because the mistake is real data. A customer placed an order, something went wrong, the order was cancelled. That story has value. It tells you something about the sequence of decisions your system made. Delete the original record and you lose the story. There is a deeper reason too. Most of the things that happen in a real domain cannot actually be undone. An invoice was issued. A shipment left the warehouse. A contract was signed. You can compensate for these events at the business level, but they happened. Building software that pretends they did not creates a growing inconsistency between your data model and reality. Events as the source of truth is not a technical preference. It reflects how decisions work in the real world. #EventSourcing #SoftwareArchitecture

This month Hyperact spoke at a conference and two roundtables. A thread that ran through these events was: how tools are changing the ways we work. Last week we delivered a keynote talk at the Cypress.io conference, challenging a common assumption in engineering culture: better, cleaner code, tests, and tooling, by themselves, lead to higher-quality software. To paraphrase from my talk: "Shared ownership is better. When developers pair, defects drop. Not because of better code review, but because two people hold more system context at the moment the code is written." AI tools are creating skill atrophy whilst raising the barrier for new developers who can't get the experience needed to develop deep expertise. Meanwhile, code volume is exploding but experienced practitioners who can maintain it are scarce. The gap is widening. A concerning conundrum, and one that makes cross-functional work more critical than ever. Here is another resource for teaching Metrics. Finding your balance... I harp on about how good performance measurement involves balancing competing needs. And that there are roughly six of them that work with and against each other. And then I run an exercise trying to get the participants to "see" the impact of too much and too little focus in any of these six areas. I’ve been thinking about how leaders learn. Success is often a bad teacher because it gives you a clean story: we made the right call, so we won. But startups are messier than that. Sometimes good decisions fail. Sometimes bad decisions work. Startups move too quickly to learn casually. Every win and every scar becomes part of how you make decisions. If you accept the story success tells too easily, you learn ego. If you let pain turn into fear, you learn avoidance. The better path is harder: separate the outcome from the decision, and turn experience into judgment. I wrote more here: https://lnkd.in/gP_jQk-X

The Agile team is a legacy primitive. For 20 years, we optimized software delivery for human constraints: cognitive load, handoffs, and linear scaling. But AI agents just broke those constraints. Autonomy is an important word for therapists today.  Because that is becoming a skill in the mental health tech space. And I've been thinking about the strange technical burden we're placing on clinicians. Data literacy involves recognizing that the systems you use are generating signals about your practice. What is slipping through the cracks, which interventions are working, where your time is actually going. Digital security fundamentals matter because when a client shares something deeply personal, they're trusting that you understand where that information goes. But most therapists I meet can't explain how their practice management software actually protects client data. Critical evaluation of AI tools is becoming unavoidable. I've watched these tools get built. They're designed by people who may have never sat in a therapy room, optimized for metrics that may not align with therapeutic outcomes. The skill isn't using them, it's knowing when they're augmenting clinical judgment. Therapists should be able to ask the right questions: Where does my data live?  Who built this tool and what did they optimize for?  Does this platform expand my capacity to help, or does it reshape my practice to fit its constraints? These questions sound technical but they are not.  Because they allow therapists to maintain professional autonomy in an increasingly technical environment. Where Should Clinicians Focus? Learn enough to evaluate whether a tool respects the complexity of therapeutic work or oversimplifies it for the sake of scalability. Understand how the infrastructure around your practice influences your clinical decision-making. Are you concerned that therapy can adapt to the limitations of these tools without realizing it's happening?

As a leader, one hard lesson stands out: Value isn’t defined by the creator. It’s defined by the receiver. Well-intended initiatives that don’t change outcomes. Sophisticated processes that still slow teams down. Improvements that no one needs. That’s not value. That’s self-satisfaction. None of it matters if: Things aren’t more reliable Decisions aren’t faster Customers don’t feel the difference The real question isn’t, “Is this impressive work?” It’s, “Who is better off because this exists?” That question separates builders from value creators. #Leadership #CustomerFirst #LeadershipLessons

This takes me back to the Multics design point from the 1960s -- the primary interface is the API. It's frustrating to me that this lesson has been forgotten. The API is there behind the curtains but is not really useable as an API. In plain language, the big change is that we now have the tools to make everyone a "programmer" -- but what do I mean. And as I wrote in rmf.vc/IEEEAboutSoftware, we've been trying to remove intermediaries going back to Fortran. AI has empowered people, but we need to teach the concepts of software rather than the mechanics of coding. It is about having the understanding to discuss your intent rather than just coding it once or using what has been provided.

A few weeks ago the folks at the Pacific Northwest Software Quality Conference allowed me to give a talk on enterprise-level website accessibility management and I think it went pretty well (reviews seemed to concur: 4.5/5 average rating from attendee feedback). Some high level bullet points: • Accessibility testing is a multi-disciplinary process that should involve multiple testers with different skillsets • Automation only covers about a third of potential accessibility issues • You'll need a checklist of manual testing items to run through (which can be provided by software) and you'll need to determine which people should test each item • Establish global level policies to be applied to all projects and then get more specific at a project level • A combination of wide-and-shallow and narrow-and-deep testing provides the best value for hours spent to accessibility issues identified and remediated • Capability maturity models can help organizations improve their accessibility processes You can check out the presentation slides at the link below. Openclaw taught us what’s possible with a basic harness, heartbeat, proactive approach and, most importantly, mutable objective markdown files. Openclaw does a lot more (cli tools namely) but this basic structure, which evolved from ClaudeCode is so fundamentally powerful that it’s going to be ubiquitous. The markdown files let the agents remember the critical pieces of its personality, its objectives and evolve and mutate over time. Two challenge that weren’t quite cracked are mid-term memory and token usage. I’m having so much fun developing personalized skills relevant specifically for me.

I thought this was a good and very reasonable talk by Eleanor Millman on how to prioritize projects for a platform engineering team: https://lnkd.in/gaYtUHRH A few insights I took from it: - Unlike product features which can be more directly tied to revenue, platform engineering work is a couple steps removed. But that doesn't mean it's unimportant! Far from it, platform engineering projects can make everyone at the company more efficient, able to produce higher quality software, etc. - While "urgency" is always going to be a factor, you don't want to just be putting out fires, you want be able to prioritize work which is "high impact" ... even if that impact isn't felt immediately. - Good rule of thumb: prioritize "highest impact for lowest effort". - The talk has some ideas on what factors to choose for impact, and how to blend them. For instance "speed of development" is one factor, "cloud cost optimization" might be another. The weighting of different impact factors can change over time, depending on the needs of the business. I would say that a lot of companies don't have much methodology here but I can really see the value in codifying it. You can always change the methodology or the weighting if it's spitting out results that don't pass the smell test or you really feel it is leading the company astray. Clarity can give the org more freedom to put resources behind projects that would otherwise never be taken on. When things are unclear, prioritization still happens implicitly, but the decisions tend to be a lot more random and fear-based and the org is worse off as a result.
