Ram Prasad shared this𝗜 𝘁𝗵𝗶𝗻𝗸 𝘁𝗲𝗰𝗵 𝗲𝘅𝗲𝗰𝘂𝘁𝗶𝘃𝗲𝘀 𝗮𝗿𝗲 𝗯𝗲𝗰𝗼𝗺𝗶𝗻𝗴 𝘁𝗼𝗼 𝗿𝗲𝗵𝗲𝗮𝗿𝘀𝗲𝗱. We prepare the deck. Polish the talking points. Anticipate the questions. Make sure every answer lands exactly where we want it to. Then you sit down in a podcast booth, someone asks a question you weren’t expecting, and suddenly there’s nowhere to hide. Those are usually the conversations I enjoy most. After more than 20 years in technology, I have plenty of opinions about AI, product, leadership and where companies get technology wrong. Some of those opinions have changed and others have gotten stronger. And a few probably wouldn’t survive a good argument. That’s the value of conversations like these. I don’t think we need more executives repeating perfectly packaged answers. We need more rooms where people can challenge the premise, disagree without performing, and occasionally say: “I hadn’t thought about it that way.” 𝗔 𝗺𝗶𝗰𝗿𝗼𝗽𝗵𝗼𝗻𝗲 𝗵𝗮𝘀 𝗮 𝘂𝗻𝗻𝘆 𝘄𝗮𝘆 𝗼𝗳 𝗳𝗶𝗻𝗱𝗶𝗻𝗴 𝗼𝘂𝘁 𝘄𝗵𝗮𝘁 𝘆𝗼𝘂 𝗮𝗰𝘁𝘂𝗮𝗹𝗹𝘆 𝗯𝗲𝗹𝗶𝗲𝘃𝗲.

Because it’s enough time to stop talking about AI in the abstract. I’m seeing a lot of companies do the opposite. The AI conversation gets bigger and bigger. More ideas. More tools. More people involved. More pilots. Eventually, nobody wants to say no because nobody wants to be the executive who underestimated AI. That’s how companies end up spending money without making much of a decision. If I were working with that CEO, I’d use the 90 days differently. I’d force the company to choose. There may be 20 legitimate ways AI could improve the business. Fine. We’re not doing 20. We’re going to decide which two or three are important enough to deserve capital and executive attention now. And choosing them means something else has to happen: The other ideas wait. That’s the part of AI strategy nobody seems very excited to talk about. Strategy is partly deciding what not to fund. I’ve watched technology cycles come and go for more than 20 years. The companies that get into trouble aren’t always the ones that move too slowly. Sometimes they move in too many directions at once. AI makes that temptation worse because the possibilities are enormous and the cost of experimenting can initially look small. But experiments create commitments. They need data. Integration. Security. People. Process changes. Support. Eventually, real money. So if a board gave me 90 days, I wouldn’t spend those 90 days trying to make the company look more ambitious about AI. I’d use them to make the company more selective. At the end, the CEO should know where the company is placing its bets. And just as importantly, where it isn’t. 𝗧𝗵𝗮𝘁’𝘀 𝗮 𝘀𝘁𝗿𝗮𝘁𝗲𝗴𝘆.

Ram Prasad posted this𝗬𝗼𝘂𝗿 𝗖𝗧𝗢 𝗷𝘂𝘀𝘁 𝗿𝗲𝘀𝗶𝗴𝗻𝗲𝗱 𝗼𝗻 𝗙𝗿𝗶𝗱𝗮𝘆. 𝗪𝗵𝗮𝘁 𝗵𝗮𝗽𝗽𝗲𝗻𝘀 𝗠𝗼𝗻𝗱𝗮𝘆? The obvious answer is to start looking for another CTO. And you probably should. But that doesn’t solve Monday. Engineering still needs direction. Product decisions are still waiting. Customers may have commitments tied to the roadmap. Security and infrastructure issues don’t suddenly pause. The CEO may find themselves pulled into technology decisions that weren’t on their calendar a week ago. Meanwhile, the leadership team has another question to answer: Do we replace the person who left, or has the business changed enough that we need something different now? That’s where I think companies can make an expensive mistake. An unexpected executive departure creates pressure to fill the empty seat quickly. But the CTO who helped a company get from $5M to $20M may not be the CTO it needs to get from $20M to $50M. The direction may have changed. Maybe the next stage requires stronger product leadership. AI has become strategically important and a top priority. Or the architecture needs to scale. Maybe the board expects a different level of technology governance and visibility. Or maybe the company simply needs someone who can connect technology decisions more closely to where the business is going. You don’t figure that out by rushing to replace a title. You figure it out by understanding what the company needs from technology over the next few years. In the meantime, decisions still have to be made. Sometimes someone internally can step up. Sometimes the CEO can temporarily absorb part of the responsibility. And sometimes experienced interim leadership can keep the organization moving while the company takes the time to make the right permanent decision. I’ve spent enough time around technology organizations to know that leadership gaps rarely stay contained within the technology team. They eventually reach product, customers, revenue, risk, and the CEO’s calendar. So if your CTO resigns on Friday, Monday’s question isn’t only: "Who are we going to hire?” It’s: “𝗪𝗵𝗮𝘁 𝗱𝗼𝗲𝘀 𝘁𝗵𝗶𝘀 𝗯𝘂𝘀𝗶𝗻𝗲𝘀𝘀 𝗻𝗲𝗲𝗱 𝗳𝗿𝗼𝗺 𝘁𝗲𝗰𝗵𝗻𝗼𝗹𝗼𝗴𝘆 𝗹𝗲𝗮𝗱𝗲𝗿𝘀𝗵𝗶𝗽 𝗻𝗼𝘄, 𝗮𝗻𝗱 𝗵𝗼𝘄 𝗱𝗼 𝘄𝗲 𝗸𝗲𝗲𝗽 𝗺𝗼𝘃𝗶𝗻𝗴 𝘄𝗵𝗶𝗹𝗲 𝘄𝗲 𝗳𝗶𝗴𝘂𝗿𝗲 𝘁𝗵𝗮𝘁 𝗼𝘂𝘁?”

At this event, I went from talking about AI and where companies are actually finding value with it, to a completely different conversation about financial planning for the next generation. There was an intimate group of founders, business owners, executives and people working in completely different worlds from mine. That’s what made it interesting. I spend most of my days around technology, product and AI. It would be very easy to spend most of my time talking to people who work on exactly the same things. But I’m not sure that’s where the most interesting conversations happen. Someone sees a problem differently because they come from another industry. Another person mentions what they’re working on and you realize there’s another person in the room they should meet. Then a conversation starts about business and ends up somewhere you didn’t expect. And sometimes you just meet someone you enjoy talking to. I’ve been going to events like this for a long time, and I probably approach them differently now than I did earlier in my career. I’m not walking in trying to meet everyone in the room. A handful of good conversations is enough. This was one of those mornings. AI, business, financial planning for the next generation, Genx tax structures and quite a few topics in between. If I were evaluating a portfolio company with technology problems, I’d want five questions answered first: Who actually owns technology, the product, AI? Who can make a decision when those priorities conflict? And who is accountable when execution stalls? You can learn a lot from those answers. Because what looks like a technology problem from the boardroom isn’t always a technology problem. A roadmap that keeps slipping could be architecture. It could also be Sales, Product, and Engineering operating against three different sets of priorities. An AI initiative that isn’t producing value could be the technology. Or it could be that nobody at the executive level actually owns the outcome. An engineering organization that looks expensive could have a productivity problem. Or it could be executing exactly what it has been asked to execute—with priorities changing every six weeks. That distinction matters in a PE-backed company. You can spend a lot of money assessing the code, architecture, cloud environment, security, vendors, and engineering organization. Sometimes you absolutely should. But a technically excellent assessment won’t fix unclear decision rights. I’d want to understand the leadership system around the technology before deciding the technology itself is broken. Then I’d go deeper. Because if you diagnose an accountability problem as a technology problem, you can end up changing the platform, reorganizing the team, or replacing people... and still have exactly the same problem six months later. Technical diligence tells you what you have. Leadership diligence tells you whether the organization can do something useful with it. 𝗙𝗼𝗿 𝗣𝗘 𝗼𝗽𝗲𝗿𝗮𝘁𝗶𝗻𝗴 𝗽𝗮𝗿𝘁𝗻𝗲𝗿𝘀 𝗮𝗻𝗱 𝗯𝗼𝗮𝗿𝗱𝘀, 𝗜 𝘁𝗵𝗶𝗻𝗸 𝘆𝗼𝘂 𝗻𝗲𝗲𝗱 𝗯𝗼𝘁𝗵.

A senior engineer challenged your thinking. Someone reviewed your work and told you exactly what you missed. You didn’t always enjoy hearing it, but you heard it. As I moved into more senior roles, I noticed something changed. People became more careful. Disagreement sometimes happened after the meeting instead of during it. Bad news arrived with softer edges. People thought a little longer before saying, “I don’t agree.” That’s when I realized seniority creates an interesting problem. The more authority you have, the more intentional you have to be about hearing what you may not want to hear. Some of the people I’ve valued most in my career are the ones willing to say, “Ram, I don’t think you’re right about this.” Not because they were always right either. But because good decisions get harder when everyone around the table is trying to read the room. These days, I pay attention to the people willing to disagree with me early. There’s enormous pressure on leadership teams to show that they’re doing something with AI. Competitors are announcing initiatives. New tools appear every week. Boards are paying attention. It creates a real fear of being late. After more than 20 years in technology, I’m wary of making important decisions because everyone else appears to be moving. The companies that get real value from AI won’t be the ones with the longest list of initiatives. They’ll be the ones that make good decisions about where AI deserves their attention, capital and people — and have the discipline to ignore the rest. That requires more than understanding the technology. It requires leadership. That’s why I chose this topic for our next Technology Leadership Advantage Series at The Ion: AI Isn’t Your Biggest Challenge. Leadership Is. Why most AI strategies fail before the technology does. I want this to be a practical conversation about the decisions happening inside companies right now, not another presentation about everything AI might eventually become. If you’re a CEO, founder, investor or executive working through those decisions, I’d like to have you in the room. October 20 | 12–1 PM The Ion | Houston ➡️ Register here: https://lnkd.in/gC3iMcWX And bring your own point of view. I’d rather have a good discussion than a room where everyone agrees. The Technology Leadership Advantage Series - For CEOs, VCs and PE FirmsThe Technology Leadership Advantage Series - For CEOs, VCs and PE Firms

Operations wants automation. Product wants AI in the roadmap. Someone just came back from a conference with another five. And because AI has become a strategic priority, saying “yes” feels like progress. I think the harder leadership skill right now is saying: No. Not yet. Not worth it. We already have something that solves this. There’s no owner. The economics don’t work. Nobody has explained what changes in the business if this succeeds. Kill the pilot. That last one is particularly difficult. Once a team has spent three months proving something can work, stopping it feels like failure. It isn’t. Sometimes it’s good capital allocation. I don't think most companies are going to struggle to find AI use cases over the next few years. They’re going to struggle to prioritize them. Because 30 interesting AI ideas don't create an AI strategy. They create a backlog. Someone still has to decide which three deserve people, budget, executive attention, and organizational change. And which 27 don't. That requires more than technical knowledge. It requires enough understanding of the business to know where AI can materially change an outcome—and enough authority to stop spending money where it won't. We talk a lot about AI leaders being responsible for accelerating adoption. I think they have another job that matters just as much: Protecting the company from AI enthusiasm. Ram Prasad liked thisRam Prasad liked thisCommunication breakdowns in large enterprises usually happen because information is fragmented across disconnected bulletin boards and siloed administrative tools. Chevron faced this exact challenge when they needed to manage and distribute critical employee news across their regional business units. To solve this, our team engineered a centralized Corporate News Portal using Microsoft ASP.NET and SQL Server. We built an enterprise-grade content management system with flexible, template-based administration and robust data retention rules. By unifying the data architecture, the portal provided tens of thousands of subscribers with a clean, predictable communication channel. A well-structured system turns administrative chaos into a streamlined process, allowing teams to manage massive amounts of daily content efficiently without creating extra work for IT support. #EnterpriseSoftware #InternalComms #DataArchitecture #SQLServer #Aptia Full case study: https://lnkd.in/geCdV6i2ASP.NET Core, an open-source web development framework | .NETASP.NET Core, an open-source web development framework | .NET

The team wants momentum. So marketing is pushed out the door, ads, content, a shiny new website, before anyone has put a stake in the ground about what the business really stands for or the problem it owns. The result is rarely silence. The result is noise that doesn't convert. You see it when the pipeline fills with the wrong kind of leads. When sales decks start reading like product catalogs. When even strong marketing teams have to twist themselves into knots trying to land a message that was never defined in the first place. Positioning isn't a branding exercise. It's the answer to a commercial question: Why does your company deserve a seat at the table? What problem can you solve better than anyone else, and for whom? Everything else, your website, your messaging, your marketing, only has leverage if that answer is unmissable. If you skip that step, you don't build compounding value. You build friction.
