They connect supply and demand but don’t own the stack. Lenskart is different. It’s vertically integrated — from R&D to manufacturing, logistics, retail, and brand ownership. It controls every part of the chain — and 40% of its revenue now comes from global markets. That’s not a startup; that’s an ecosystem. 2️⃣ Operationally profitable — when no one else is. Everyone looked at the P&L and said, “Profit only from other income.” But look again: there’s ₹800 crore in depreciation — a non-cash expense. If you strip that out, their operational profit sits around ₹900 crore, with 13% margins. Not one major startup IPO in the last five years has shown consistent operational profit — not even Zomato or Nykaa. 3️⃣ Owning the brand ≠ renting the shelf. People compare Lenskart to Titan Eye+, but the difference is night and day. Titan sells other people’s brands. Lenskart owns 14 of its own — each with independent equity and recognition. They don’t just sell frames; they own the brands that sell. That’s the kind of business school students write case studies about — Lenskart actually executed it. 4️⃣ And about valuation… Urban Company IPO’d at a 20x revenue multiple while being loss-making. Lenskart, operationally profitable, is listing at ~10x revenue multiple. Four months ago, Peyush Bansal’s internal round at a $1B valuation reflected a private market discount. Calling the valuation “overpriced” misses the bigger picture. Startups may come and go, but operators who build moats across R&D, brand, and execution will always attract patient capital. Wondering - How long before we see another $30Mn funded startup for Indian tier 2 & 3 cities house help? Because - isn’t that how the Indian startup ecosystem works 😬 ➡️ Pick a daily operational need ➡️ Tap into the cheap labor market ➡️ Wrap tech for ordering ➡️ 10 mins delivery/ different cities for moat ➡️ Pick funding on lossy sales books ➡️ Burn money for years ➡️ Get acquired or IPO ➡️ Rinse & Repeat Not fancy, but sigh, this setup DOES work in India, and for good reasons. And it does make sense if you look at it from an Indian entrepreneur point of view. Indian consumers support this setup - until services are discounted using VC funds. Eventually, they get used to it & there is no going back from the race winner. Indian companies on the other hand - always extreme late adopters for tech. And then we wonder, why aren’t we as ahead as US or even China, on deep tech. What to do - it is what it is.

#Startup Failure in India: The Hidden Hiring Bias Against Founders Building a startup in India is far harder than it looks. Founders simultaneously manage: - product delivery - hiring & retention - compliance & DPDP - customer acquisition - cash flow - operations - investor pressure But the real challenge often starts when founders return to corporate roles after a startup struggle or shutdown. India’s billion-dollar startup map tells an interesting cyber story. There’s a strong overlap, but not for the reason most people think. Cities like Bengaluru, Mumbai, Gurugram, Hyderabad, and Delhi NCR don’t just produce the most unicorns. They also show higher cyber incident density. Not because these ecosystems are “less secure.”  But because they concentrate on what attackers value most. First: Digital density. Billion-dollar startups run on cloud, APIs, rapid releases, and massive user data. More digital surface naturally means more potential entry points. Second: Economic value. Attackers follow money, not geography. Fintech, SaaS, e-commerce, logistics, and healthtech: these high-value sectors dominate exactly these hubs. High valuation = high incentive. Third: Speed over structure. Startup ecosystems reward shipping fast and scaling hard. Security architecture is often deferred quietly, creating security debt as growth accelerates. What’s more revealing is what doesn’t show up on the map. Cyber incidents don’t correlate evenly with population. RTO is costing Indian D2C brands ₹2,000 crore annually. I've seen brands go bankrupt because 50% of their COD orders never converted. Here are 10 WEIRD tactics I've seen work (that nobody talks about): 1. WhatsApp OTP Before COD Confirmation Send an OTP via WhatsApp (not SMS) before confirming COD orders. Data shows 15-20% RTO reduction because it verifies the phone number AND filters out people not serious enough to complete verification. 2. Partial Prepayment for COD Orders Charge ₹10-50 as a "COD verification fee" or "shipping deposit" via UPI before dispatch. Brands using PenguinCOD app report that this tiny barrier eliminates 40-50% of fake orders. 3. Block COD for Just 1% of High-Risk Shoppers Instagram strategy: Use AI to identify the riskiest 1% of customers (based on pin code, order history, device patterns) and block COD only for them. This alone reduced RTO by 45%. 4. Gamified Loyalty Points for Prepaid Give 2X loyalty points for prepaid orders vs COD orders. Customers who choose COD lose out on double rewards, creating FOMO that pushes them toward prepaid. 5. Mandatory Video Call Verification (High-Ticket Items) For orders above ₹5,000, some D2C brands do a quick 30-second WhatsApp video call to verify the customer is real and at the correct address. Weird, but effective for luxury items. 6. AI-Based "Buyer Intent Score" Tools like GoKwik and Pragma assign a "buyer score" to each customer based on 50+ data points (device, location, browsing behavior, time on page). Low-scoring customers get blocked from COD automatically. 7. Captcha/Quiz Before COD Checkout Some brands make customers solve a captcha or answer a simple question like "Why do you want this product?" before allowing COD. Filters out bots and impulsive fake orders. 8. Real-Time Address Validation with Google Maps API Validate delivery addresses using Google Maps API before dispatch. If the pin code doesn't match the address or the location is non-existent, auto-reject the COD order. 9. WhatsApp Auto-Confirmation Flow Send a WhatsApp message asking, "Confirm your order by replying YES within 10 minutes." No reply = auto-cancel. This catches fake orders and people who changed their mind. 10. Nominal COD Fee That Increases with Distance Charge ₹30 COD fee for local delivery, ₹50 for regional, ₹100 for remote areas. Makes customers think twice about COD in far-off locations where RTO risk is highest. All these tactics have one thing in common: They add tiny friction to filter out fake intent. But then most brands are scared to add ANY friction. You don't need ZERO RTO. You need PROFITABLE RTO. If blocking 1% of customers saves you 45% in RTO losses, that's a win.
