Director of Customer Success presents glowing NPS scores. Zero questions from the executives. Next slide: Engineering shows server uptime at 99.97%. Polite nods around the table. Then Marketing presents one number: Customer acquisition cost dropped 23% to just $3,000. Suddenly everyone's awake. Questions for thirty minutes straight. Additional budget approved on the spot. Here's what I learned watching from the back of that room: Numbers without dollar signs are just statistics. Numbers with dollar signs are how businesses make decisions. Last quarter, somewhere out there in the corporate world, a Head of Support rewrote her quarterly review. Version 1 (what she originally wrote): "Response times improved 15% this quarter. I’ve seen incredibly talented testers get stuck in mid-level roles, while others move quickly into strategic leadership positions. Why? Because leaders don’t speak “bugs” — they speak business outcomes. Here’s what that looks like in real life: JUNIOR QA: “We need to stabilize our test environment. Deming said, "Inspection is too late. The quality, good or bad, is already in the product." Putting that into a software context, the obvious conclusion is that throwing the code over a wall to test will not only not improve quality, but it will add considerable delays in getting working software into your customers' hands, not only from the extra step but also from the vicious cycle that starts up when they find a bug and push it back to the dev team. The team will be busy with something else at that point, of course, so more delays happen, and then they push it back to test, which is busy doing something else, and around and around we go. In the worst case, the cycle is so overwhelming that the bug is never fixed. So, the only real solution is for quality to be a primary consideration of the dev team itself. No separate testing goes on outside the team because they do such a good job that a downstream QA team would never find anything. And I don't buy the someone-unfamiliar-with-the-code-should-test thing. That just leads to wasted time while the tester gets familiar, or worse, they don't take that step, and the tests are superficial. I've seen enough teams produce very high-quality code to know that you don't need to do that. On top of all this, quality within the team is essential but not enough. A low-quality team upstream will sabotage a downstream high-quality team, which will have to fix bugs before they can get to their own work. Even if there is no "upstream" or "downstream," a low-quality team injects bugs and bad architecture into the system as a whole, and that becomes everybody's problem. Quality is a characteristic of the organization as a whole, not only the team. Demming called it "Total Quality Management" for a reason.

Something is bent, if not broken, in the US solar sector. Many of the investors who finance solar projects flip the assets after a brief period of time, once they have claimed the investment tax credit. Because they do not intend to own the solar asset for any period of time factors like module quality, longevity and reliability are given much less weight than the cost of the modules. This is in part why, even after we have driven module costs down by over 90% in a decade and modules are on the order of 20% of project costs the price of modules receives the most scrutiny. This has fueled a race to the bottom on cost, which vast Chinese overcapacity has helped to fuel. With too much supply chasing too little demand prices are at rock bottom, often below manufacturing cost, and sellers are cutting each others’ throats for market share. This has also driven a race to the bottom in quality, as manufacturers try to shave costs by downgrading the materials they use. The results have been widely reported �� significant quality problems in manufacturing and in the field. High rework levels in manufacturing plants as flawed panels are pulled and manually ”repaired”. Inverters failing. Delamination of backsheets. Microcracks. Projects that are delivering much less power than expected after just a couple years. How did we let ourselves get here? Since when does quality degrade in technologies as they mature? Developers tell me they would like to specify higher quality and more sustainably manufactured modules in projects but the investors are chasing every $.10/watt in module cost. How much power generating capacity are we forfeiting by these practices? The industry needs to find itself to a more sustainable model. Certainly investors seeking to maximize the value of the Production Tax Credit (PTC) rather than the investment tax credit will be motivated towards quality and longer term performance. When you bake quality checks into every layer and, actually use observability tools, You end up with data pipelines that hold up. Even when things get messy. That’s how you get data people can trust. Why does this matters? Bad data costs money → Failed ML models, wrong decisions. Good monitoring catches 90% of issues automatically. → Raw Materials (Ingestion) • Inspect at the dock before accepting delivery. • Check schemas match expectations. Validate formats are correct. • Monitor stream lag and file completeness. Catch bad data early. • Cost of fixing? Minimal here, expensive later. • Spot problems as close to the source as you can. → Storage (Raw Layer) • Verify inventory matches what you ordered. • Confirm row counts and volumes look normal. • Detect anomalies: sudden spikes signal upstream issues. • Track metadata: schema changes, data freshness, partition balance. • Raw data is your backup plan when things go sideways. → Processing (Transformation) • Quality control during assembly is critical. • Validate business rules during transformations. Test derived calculations. • Check for data loss in joins. Monitor deduplication effectiveness. • Statistical profiling reveals outliers and distribution shifts. • Most data disasters start right here. → Packaging (Cleansed Data) • Final inspection before shipping to warehouse. • Ensure master data consistency across all sources. • Validate privacy rules: PII masked, anonymization works. • Verify referential integrity and temporal logic. • Clean doesn’t always mean correct. Keep checking. → Distribution (Published Data) • Quality assurance for customer-facing products. • Check SLAs: freshness, availability, schema contracts met. • Monitor aggregation accuracy in data marts. • ML models: detect feature drift, prediction degradation. • Dashboards: validate calculations match source data. • Once data is published, you’re on the hook. → Cross-Cutting Layers (Force Multipliers) • Metadata: rules, lineage, ownership, quality scores • Monitoring: freshness, volume, anomalies, downtime • Orchestration: dependencies, retries, SLAs • Logs: failures, patterns, early warning signs Honestly, logs are gold. As a client project manager, I consistently found that offshore software development teams from major providers like Infosys, Accenture, IBM, and others delivered software that failed 1/3rd of our UAT tests after the provider's independent dedicated QA teams passed it. And when we got a fix back, it failed at the same rate, meaning some features cycled through Dev/QA/UAT ten times before they worked. I got to know some of the onshore technical leaders from these companies well enough for them to tell me confidentially that we were getting such poor quality because the offshore teams were full of junior developers who didn't know what they were doing and didn't use any modern software engineering practices like Test Driven Development. And their dedicated QA teams couldn't prevent these quality issues because they were full of junior testers who didn't know what they were doing, didn't automate tests and were ordered to test and pass everything quickly to avoid falling behind schedule. So, poor quality development and QA practices were built into the system development process, and independent QA teams didn't fix it. Independent dedicated QA teams are an outdated and costly approach to quality. It's like a car factory that consistently produces defect-ridden vehicles only to disassemble and fix them later. Instead of testing and fixing features at the end, we should build quality into the process from the start. Modern engineering teams do this by working in cross-functional teams. Teams that use test-driven development approaches to define testable requirements and continuously review, test, and integrate their work. This allows them to catch and address issues early, resulting in faster, more efficient, and higher-quality development. In modern engineering teams, QA specialists are quality champions. Their expertise strengthens the team’s ability to build robust systems, ensuring quality is integral to how the product is built from the outset. The old model, where testing is done after development, belongs in the past. Today, quality is everyone’s responsibility—not through role dilution but through shared accountability, collaboration, and modern engineering practices.

I’ve seen how quality management impacts companies. But here’s a surprising truth: Quality management is more transformative than most people realize. Most times people think quality management is: 1. 𝗧𝗶𝗰𝗸𝗶𝗻𝗴 𝗕𝗼𝘅𝗲𝘀: ↳ They think it’s just about passing audits and meeting regulations. ↳ While important, it’s just the baseline. 2. 𝗙𝗶𝗻𝗱𝗶𝗻𝗴 𝗙𝗮𝘂𝗹𝘁𝘀: ↳ They assume it’s all about identifying defects. ↳ But identifying issues is just the starting point. 3. A malicious GitHub PR slipped into a released VS Code extension (v1.84.0), carrying shell commands that could: - Wipe local user directories - Discover AWS profiles - Execute destructive AWS CLI commands like aws ec2 terminate‑instances, aws s3 rm, aws iam delete‑user - Log all actions to /tmp/CLEANER.LOG - a hidden execution receipt Despite going unnoticed for about two days, the extension was silently pulled - without any changelog, #CVE, or public post‑mortem 🔍 Timeline & Root Causes • Attacker submitted PR via a fresh GitHub account - quickly granted merge privileges with no prior history • PR merged and users auto‑upgraded to v1.84.0. • AWS only acted after external reporters raised the alarm; the compromised version was quietly removed from the marketplace AWS claims “no customer resources were impacted”, but without system-wide auditing, that’s based more on hope than evidence ��� Core Lessons 1. Guard your contributor pipeline: Even one unvetted external PR can weaponize your brand. Think about scaling security code reviews with AI agents trained specifically for detecting security and business logic problems. 2. Security-first CI: Pass/fail metrics and linters are no substitute for human review - especially on mutation-critical repos. 3. Transparency matters: When tools can run AWS CLI, silent rollback isn’t enough. Timely advisories, CVEs, and developer alerts are essential. Invest in post-release monitoring: Code can self-destruct in minutes; only visibility across customer environments can confirm avoidance of damage. Bottom line: If your CI/CD involves AI-driven tooling, and especially when it touches cloud infrastructure, you must treat code contributions as potential breach vectors. It’s not just about code quality - it’s about preserving trust in your brand and your developer ecosystem.
