“Culture Isn’t Soft” I still hear leaders refer to culture as the “soft stuff.” It isn’t. Culture is a system — a living, adaptive network that influences every decision, behavior, and outcome within an organization. While working on my dissertation, I studied the work of Dr. Don Beck and his Spiral Dynamics framework—a model that views culture as an evolving system influenced by human values, meaning, and context. It confirmed what I’ve observed in practice for years: when leaders understand the systems underlying their culture, they can align transformation with readiness rather than resistance. Every significant organizational change — from M&A integration to digital adoption — depends on that alignment to succeed or fail. Culture readiness isn’t just a soft factor; it’s the key factor. When CHROs see culture as a system — measurable, dynamic, and constantly changing — they shift from merely influencing culture to actively designing it for performance and a sense of belonging. What comes after strategy? After strategy comes culture… ...yes, I know that’s an oversimplification 😅 (please don’t start a debate in the comments... I come in peace). Here’s what I mean: strategy sets the course, and culture sustains the journey. Many organizations come out of strategic planning with renewed clarity about WHAT they want to do, but realize they now need to invest in HOW their teams work together to make it real. That’s where many organizations are calling us back... not to plan, but to practice and where team development becomes the bridge, where things like guiding principles evolve from statements of intent to habits of interaction. I once worked with a team that had a flawless strategy on paper. The market research was sharp, the roadmap was clear, and the execution plan looked bulletproof. How transformations can improve your culture instead of destroying it. Protecting company culture during a transformation is a hot topic with AI changing how we operate, BUT likely it’s still an afterthought. I’ve shared my perspective on this a few times so here is the quick-read; Transformation playbooks are great for creating guardrails and a shared language on approach, outcomes, etc, but they should never be copy-paste. Customize a standard playbook or write your own to reflect the current state of your culture and tolerance for change. Most important: do not expect a transformation to do anything but destroy your culture (and your culture to destroy your efforts) if you don’t think about this upfront. Bake your culture into the plan from beginning to end and instead of hitting transformation risks and blockers like a brick wall —> you will have a customized transformation roadmap that will: 1. Write itself. 2. Read like a pitch for improvement opportunities. 3. Have more people engaged than you knew cared to begin with. Your change agents are already on the payroll. They know the systems and the culture better than anyone. Identify them, give them space, and backfill their time so they can focus on leading change. Bring in consultants if needed, but keep them as partners to executives, not the front of stage. Here is how: 1. Focus on the 15 percent most open to change. Use Everett Rogers’ Diffusion of Innovations model, which Simon Sinek often references in his talks. You don’t need everyone on board at first. Early wins with early adopters build proof points that bring the skeptics along later. ref: How Great Leaders Inspire Action on Ted Talk . 2. Communicate everything. Explain the “why” clearly, repeat it often and open two-way channels. Silence will breed resistance faster than any framework. In a large transformation impacting multiple orgs or entire companies, the communication plan should never be an after thought. Employ someone to own it and engage early in planning. 3. Do Less Wherever Possible. Protect the areas that are not broken with 'Do nothing Gold'. Respecting what’s strong earns trust and credibility for the change ahead. This is where 'quick wins' are lurking with the early-adopters and the 'don't fix what's not broken' with the critics. Easy find with collaborative, open minded discussions. Transformation doesn’t have to erode culture.
