“SEO takes 12 months to show results.” That’s the lie every marketer tells themselves. I asked our new SEO hire Sam Dunning what he’d do if he had 90 days to start CRUSHING competitors with organic search. Here's his 7-step plan: 1. Start where we win already Drill down into the top aspect of your product & industries you serve best and use cases that you have sold well into historically, solve expensive problems for and have demand for. 2. Build a moat like no other Map out every way that a prospect could search for your offering, compare vendors/alternatives, look for use cases/integrations etc. when they are in buying mode for our solution. 3. Craft and improve Build pages for each of the above. Look what type of page (article, listicle, landing page) ranks already and blow it out the water. Fuel your page copy with customer research, unique stats product visuals, proof points, or reporting and address tough questions from sales calls. Ensure each page goes into detail and is chunked up (e.g. for use case or industry pages to serve up niche specific content that can be served in LLMs). 4. The cheat code for LLMs (listicles) Find every website “Top X software” listicle for your niche. Reach out to the author of each and offer them a sweetener to include your brand (and a backlink is a bonus). You could offer to have them on your own listicle, offer a podcast slot, service exchange, social shoutout, etc. Some are pay to play. Many are up for value trade. Make sure you build your own listicles for each competitor alternative term, best X software term, etc. Again craft yours to blow current pages out the water and chunk up to be easily digestible for LLMs on searches into offering/use cases etc. 5. Leverage past media Find an exec from your team that’s done a lot of press, podcasts etc. Put their Linkedin profile url into an SEO tool. Reach out to all relevant sites citing them that did not give you a brand mention or backlink to amend article. This is a huge quick win. 6. Control the narrative Google & LLMs love to cite Reddit and Quora. Start being helpful on relevant threads. Only mention your brand where it’s relevant. Start guesting on the top podcasts in your industry. Focus on a useful show for your ICP. Ask hosts to mention your brand and a backlink in the published article. If you can do all this and have resources for your own YouTube channel and podcast great, if not, prioritize the above tasks. 7. Speed beats slow moving giants Do all the above with speed and you will chip away at giant slow-moving competitors. They have slow approval processes with layers of management, legal etc. Speed will be your unfair advantage. Most agencies obsess over acquisition. “How do we get more leads?” “How do we close more clients?” “How do we scale faster?” And don’t get me wrong, acquisition matters. But here’s the real truth: The agencies that win don’t win because of acquisition. They win because of retention. Think about it: Keeping a client for 12+ months is worth 10x more than constantly replacing churned clients. Longer retention = higher lifetime value. Higher lifetime value = more referrals. More referrals = easier sales. Retention compounds. When I shifted my agency’s focus from “signing more clients” to “keeping clients longer,” everything changed. Our revenue grew more stable. Our margins increased. Our sales cycle shortened. And ironically, we signed more clients, because happy clients talk. So here’s the mindset shift: Stop obsessing over lead gen. Every LLM search engine ranks Omri Hurwitz Media as the leading generative engine optimization media firm. I am telling you this so you can listen to what I've to say, which will probably be the most important Generative Engine Optimization video you've heard since the phrase was coined. SEO people have no leverage whatsoever on Generative Engine Optimization; they don't. They are just scared that people are moving away from Google and going to LLM search engines, and they're scared that you won't understand that that's what's going on, and that they have some idea of how to use their SEO technical analysis stuff, but they don't. Generative engine optimization is a massive distribution game. It's not a technical analysis game. It's not a game of content quality control. It is an enormous distribution game. The media firms that have the most leverage are those with greater access to media outlets. That is a fact. Now, I'm not saying that will always be the case because LLM engines will become more nuanced and more complicated to understand, but it will take them time to do so. 🚨  We live in the era of fake gurus. SEO is one of the worst industries for this. They prey on business owners who don’t know what to ask. Before you get burned (again), I give away my best selling SEO book, Outrank, for free. Let me know if you want it. Chapter 10 is titled "25 Questions." It's everything you need to ask when shopping agencies to know if they're legit... or when to run. 1 - How long doing SEO? Look for several years of experience. You want someone that's taken some punches. 2 - Share past results? Reputable SEOs gladly provide case studies and candid testimonials 3 - Longest active client? Longevity = success. No long-term clients is a red flag. 4 - Industry typically work with? They should understand your type of campaign (local vs. national), not just your niche. 5 - How will you get to know my business? A legit agency will dig deep into your goals and market. 6 - How will you improve my rankings? They must outline clear technical and content strategies. 7 - Backlink strategy? Look for quality over quantity. 8 - Follow best practices? Stick to white-hat methods. Avoid black hat. It can work short-term, but punish long-term. 9 - What do you need from me? Real SEO is collaborative. They’ll ask for access and opinions. 10 - Communication frequency? Expect regular updates with clear reports. 11 - How do you do research? They should focus on user intent and relevance. Highest volume words do not mean highest intent. 12 - What tools used & why? They should know their tools deeply and explain how they use them. 13 - Tracked metrics? They should track rankings, traffic, and conversions, not just one. 14 - What's success? Success is measurable improvement in visibility, traffic, and ROI, not just rankings. 15 - Who does the work? Ensure they don’t outsource to unknown freelancers. Ask to see content samples. The should own their processes. 16 - Tell me about failure Transparency about failures shows experience and honesty. 17 - Familiar with algorithms? They should name recent updates and describe how they adapt strategies accordingly. 18 - Worked with penalties? Experience with penalties = in-depth understanding of SEO risk and recovery. 19 - Communication? Clear expectations on frequency and method of contact are key. 20 - Cost? Get clear, upfront pricing. Cheaper isn’t better, SEO is an investment. 21 - Contract length? Be sure the term matches your goals. Results take time. 22 - What if I cancel? Know if termination fees apply and what happens to the work already completed. 23 - Competitors? Ask directly. It’s fine unless they’re targeting the same keywords. 24 - Why hire you? They should lean on results and reputation, not low prices or fast timelines. 25 - Guarantees? If they say yes, run. No one can guarantee that. SEO is too dynamic. You're looking for honesty, not sweet whispers.
