been there done that. but in gaming, i guess this also adoptable for working. we have rule of 8. online as you can in every 8th hour for main meeting/gaming. every day is 24 hours so every one have chance for meet 3 times a day. use UTC timezone for it. 0 UTC, 8 UTC, 16 UTC. messaging app like whatsapp, telegram, discord or email use for notification, spread summary of meeting across members or discuss what is going.

This might sound like micro management but eventually I'll make them independent handling their own tasks. I usually like to let my teammates work on their own rather than using any software to track their work time. This is because it is okay to feel exhausted while working and one can take time to work when they are comfortable.
