    Most retailers say they put the customer first. REI's Kristin Shane explained what it actually costs. At eTail™ Palm Springs, Shane unpacked REI's Peak 28 strategy and made a point most retail leaders avoid: holding sustainability standards means accepting higher price points and watching some customers walk to cheaper competitors. REI has chosen to pay that price rather than compromise. Three things stood out. - First, 90% of REI's revenue comes from members, and the merchandising team uses ethnographic home visits to understand the gap between what customers say they want and what they actually buy. - Second, AI experimentation at REI is happening at the associate level, not through massive enterprise rollouts, focused on making green vests faster and more effective. - Third, Shane's leadership philosophy is that teams will not be judged on whether a project fails, but on how they respond to the failure.     Measurement only creates value when teams are confident enough to act on it. That’s the principle behind Fospha’s glass-box approach. Most measurement systems compress complexity into a single output. Model Spotlight is designed to make the logic behind that output visible, without slowing teams down. It shows how results were built, what changed, and why numbers can differ from GA or platform reporting. Model Spotlight does this by walking through the key stages from signal to outcome. It starts with a familiar baseline: GA4 last-click, so there’s a shared point of reference. From there, it validates what’s actually being modelled and reconciles tracked performance against real outcomes. It then separates click-led performance from impression-led impact, separating bottom-funnel versus upper-funnel impact. As each stage is added, channel contribution evolves because more of how each channel’s impact across the funnel is being accounted for. Those layers are then brought together into a full-funnel view teams can interrogate, explain, and defend. Not a number you’re asked to trust. A measurement system you can understand. That’s what allows teams to move from reviewing performance to making decisions, and over time, to building toward automation with confidence.     We’re all hired to grow. But most of us are judged on short-term efficiency. Last week, our CEO Sam Carter joined Harikesh Nair on stage at Google's #reThinkROI conference in New York to unpack that tension, and why upper-funnel investment so often ends up first on the chopping block. The issue is structural. When short-term efficiency becomes the main scorecard, brands start undervaluing the long-term impact of their ad spend. Upper-funnel activity can look inefficient in the moment, even when it’s quietly driving future revenue. That’s the trap. If you wait for revenue to show up before defending demand creation, you’ve already lost the budget fight. In traditional last-click systems, Demand Gen can be undervalued by as much as 16x (YouTube around 13x). So when pressure builds, teams cut what they can’t clearly prove and, without meaning to, put a ceiling on their own growth. The issue isn’t the channel. It’s the ruler we’re using to measure it.
