A ₹15 crore channel partnership just collapsed. A Series A SaaS company was partnering with one of India's largest publishing houses for distribution. Perfect fit on paper. 6 months of negotiations. Deal died before the first contract was signed. 𝗪𝗵𝗮𝘁 𝘄𝗲𝗻𝘁 𝘄𝗿𝗼𝗻𝗴: Leadership at both companies wasn't aligned with their own deal teams. The publishing giant used their market size as a negotiating tactic. The publisher started micromanaging product decisions they had no expertise in. The startup overestimated their position at the table. Nobody tested if they could actually work together in the first 30 days. Bullying isn't. → When your channel partner starts dictating your expertise, it's a red flag. → Know your leverage, but don't overplay your hand. → Cultural fit matters more than deal size. The collaboration is a strategic extension of its recent partnership with Google, reflecting how global brands are increasingly relying on India’s specialised recommerce infrastructure. The partnership supports Amazon’s scale while leveraging Cashify’s expertise in device testing, certification, and lifecycle management. This alignment strengthens consumer confidence in refurbished devices, particularly as a one year brand warranty is included with each renewed Echo or Firestick unit. Cashify’s 2025 Whitepaper shows how Indian consumer behaviour is shifting. While more than 70% of users still store multiple unused smartphones at home, 63% now trade in or sell their device within months of upgrading. This change illustrates how resale has become a mainstream routine, contributing to India’s emerging influence within the € 219.7 billion global circular tech economy projected by 2033. The Hidden DPDPA Timeline no one is talking about. The DPDPA compliance clock has started. India has only 18 months to get ready, and the change will not be small. BFSI and other regulated industries will move first. Many of them are already doing assessments. Planning and tendering alone will take around 3 months, and full approval plus implementation will take another 8–10 months, depending on complexity. In the next 3–4 months, more companies will wake up to the reality that DPDPA is not something they can ignore. The partners and vendors who work with big regulated companies will also have to get compliant, because large enterprises will not work with non-compliant vendors. This group will likely start their own compliance journey within 6 months. Startups will split into two groups: Those who take compliance seriously and finish early. Those who wait until the very end, thinking they are “too small” to be noticed. But startups preparing for IPO, VC, or PE funding will move fast because they must pass strict due-diligence checks. People think 18 months is a long time. It is not. It's actually 18 months of excuses before reality hits. The bigger the internal mess, the faster companies will see that compliance gives a business advantage. GTM for India’s consumer tech market is a different beast. And the sooner we accept that, the fewer mistakes we make. Everyone loves neat ICP slides. But the truth is, India refuses to behave like a homogenous market. It never has. And every founder who has built here eventually runs into the same realisation: India is not one ICP. It is a grid: X-axis = Age Y-axis = Tier And each cell behaves like a completely different market. If you look at any adoption data from India: 1. Tier 1 has ~60–70 percent digital payment penetration; Tier 3 still hovers around 20–30 percent. 2. Gen Z spends 2.5x more time on mobile gaming compared to 35+ audiences. 3. Average order value and trust in online purchases drop by almost 40 percent between Tier 1 and Tier 2, and by 60 percent when you hit Tier 3. 4. A Tier 1 user adopts new tech 2–3x faster than a Tier 3 user, even when exposed to the same product story. Same age. Same product. Same country. Completely different behaviours. And this is where Geoffrey Moore’s Crossing the Chasm becomes painfully real in India. In most countries, innovators and early adopters come from a predictable socio-economic band. In India, early adopters are scattered across age and tier but concentrated in very specific grid cells. 1. A 22-year-old in Tier 1 behaves like a global early adopter. 2. A 22-year-old in Tier 2 behaves like early majority. 3. A 40-year-old in Tier 3 might still be in the “late majority” even for mainstream tech. So the “adoption curve” is not one curve in India. It's multiple curves stitched together across the grid. And your GTM either respects this or burns money trying to force everyone to behave the same way. Some practical learnings from the trenches: 1. Age determines aspiration. Tier determines access. 2. You cannot sell high-AOV tech with the same confidence story across all tiers. Content format shifts by grid cell. 3. Tier 1-Gen Z discovers through Instagram Reels. 4. Tier 2-Millennials through YouTube explainers. 5. Tier 3-Gen Z through influencer trust, not product specs. CAC multipliers vary dramatically. 6. A CAC that works in Tier 1 becomes 1.7x in Tier 2 and 2–2.5x in Tier 3. Language, humour, even UI-UX expectations change by cell. You can’t localize India with just Hinglish. You don’t scale India with one GTM engine; you scale with sequencing. 1. Pick your beachhead (age x tier) like Moore suggests. 2. Nail product-market fit for that cell. 3. Then expand cell by cell not state by state. The biggest learning? India doesn’t reward generic GTMs. It rewards precision GTMs that understand culture, geography, aspiration, and adoption psychology. Your real ICP isn’t a persona. India now has 678 million UPI QR codes vs 11.2 million PoS terminals. That's 60 merchants accepting QR payments for every 1 with a card terminal. UPI's average transaction fell to ₹1,348 (down 9%) while volumes surged 35%. India's payment superpower isn't size—it's frequency. Net Banking moves ₹313,954 per transaction. UPI moves ₹1,348. That's a 233x difference, yet, everyone only talks about UPI. Worldline's India Digital Payments Report (1H 2025) reveals this and many more details that prove a simple truth: infrastructure—not innovation—defines payment dominance. The numbers tell a story beyond transaction volumes. ↳ Stats that demand attention: • UPI QRs doubled (111% growth) to 678M while PoS terminals grew just 29% to 11.2M—QR codes now outnumber terminals 60:1 • Average UPI ticket size fell 9% (₹1,478 → ₹1,348) even as volumes surged 35% to 106.4B transactions—micro-spends driving macro adoption • Debit cards collapsed 24% at PoS but credit cards grew 25% there and 36% online—plastic is moving premium while everyday spending goes UPI • PhonePe, Google Pay, and Paytm control 90.4% of UPI volume, but Yes Bank, Axis, SBI, HDFC, and ICICI Bank power the backend pipes that matter ↳ Three insights reshaping the industry: 1. Hidden Giants—Net Banking and Bharat Connect • Net Banking's ₹717T in value (30% YoY growth) powers corporate India's tax, GST, and treasury flows at scale • Bharat Connect's 220% value explosion shows "set-and-forget" autopay becoming India's recurring payment backbone These rails rarely make headlines but anchor the system's high-value, predictable flows India's infrastructure-first model works because it solves for trust at population scale. When the PnL Says “Yes” but Your Principles Say “No” Most companies preach principles and customer obsession Very few will walk away from hundreds of crores to prove it. I recently reviewed a fascinating conversation with the founders of Meesho regarding their impending IPO.  The founders made a bold choice: They refused to introduce a simple platform fee, even when the math showed it could instantly boost EBITDA by hundreds of crores. Why reject such a clear, short-term win?  Because ‘Trust' is the ultimate growth metric, and integrity is a product feature. This is a masterclass in long-term product leadership. It shows where your company truly invests its value. The 3 Unbreakable Pillars of Strategic Product Design: 1. Trust Over Transactional Gains A fee, even 1 rupee, introduced at checkout is a surprise. It violates the promise of affordability and shatters the customer trust you spent years building. * Rule: Never optimize for short-term profit if it introduces friction or deceit into the user journey. Your product must earn Long Term Value (LTV), not extract it. 2. Principles Over Pure Optimization In a world run by A/B testing, some decisions must be non-negotiable, guided by values, not algorithms. * Rule: Establish your ethical and commercial red lines early. Not everything should be up for a vote or an experiment. 3. Forced Innovation for Value Creation By blocking off the easy path (e.g., the platform fee), leadership forces the team to find revenue through legitimate, value-additive products (like efficient logistics or advertising). * Rule: Strategic constraints spur better innovation. This shift the focus from taking a cut to creating verifiable value by solving a deeper customer pain point. As senior leaders, we must frequently audit our product roadmaps against our core principles.  Are we solving a user problem, or are we solving a cash flow problem with a user interface?  The difference determines whether we build a flash-in-the-pan success or an industry legacy.
