    We tried Google’s “20% time” for bug fixes but it didn’t work for us. At ToltIQ we collectively decided as a team to try and follow the 20% for tech debt / bug fixes while still shipping features and just weaving the two objectives into everyone’s schedule. The problem was that scattered maintenance hours always got pushed aside when something urgent came up. The bug list grows because context switching between “build new stuff” and “fix old stuff” throughout the week doesn’t work in reality (but it sounds great in theory). In hindsight I should have realized this after being a CTO/CIO for so long … but “learn something new every day” continues to be useful rule with lots of benefits. We switched to dedicating one full day per week to bug fixes (Fix It Fridays). Four days for features, one day for maintenance. It’s working much better. Having a full day means engineers can actually dig into complex problems instead of applying quick fixes. And when everyone’s doing maintenance work on the same day, they can collaborate on bigger issues including with the product and client teams. Everyone prefer it too - less daily firefighting, more time to do careful work. You always need “break the glass” measures in place for serious production issues. However, a lot of bug fixes aren’t that serious , yet take real time to investigate and left unchecked get worse when you keep “almost getting it right”. When tech debt resolution is in the everyday flow it often gets solved with “hacks” (I think the term I heard a lot was it’s a “janky solution” but it will hold😎). Taking a full day away from features felt risky at first but the impact is real. Cleaner code, less stressful for the team, more focus. In hiking a common phrase is “hike your own hike”. That’s true in engineering and software development too. What works for us won’t necessarily work for everyone else but I thought it was worth sharing. AI development is really complex because in spite of all the exciting AI tools for code generation, testing and deployment, architecting enterprise class things with LLMs is hard. For us 1980s kids
