    𝐖𝐞 𝐬𝐩𝐞𝐧𝐭 €𝟏𝟎𝟎𝐤 𝐦𝐢𝐠𝐫𝐚𝐭𝐢𝐧𝐠 𝐭𝐨 𝐭𝐡𝐞 𝐜𝐥𝐨𝐮𝐝. Then we spent €100k migrating back. Eighteen months after the migration, critical workloads were back on-premise. What went wrong wasn't the cloud. The assumption was that moving would fix things. Their on-premise system was tightly coupled, hard to scale, and expensive to maintain. They assumed the cloud would solve this. Instead, they got: • The same tight coupling is now distributed across availability zones • The same scaling problems now with unpredictable monthly bills • The same maintenance burden plus new cloud-specific complexity The architecture didn't change. Only the hosting bill did. Here's what they learned: 𝐌𝐢𝐠𝐫𝐚𝐭𝐢𝐨𝐧 𝐢𝐬 𝐧𝐨𝐭 𝐦𝐨𝐝𝐞𝐫𝐧𝐢𝐳𝐚𝐭𝐢𝐨𝐧. Moving a monolith to the cloud gives you a cloud-hosted monolith. The problems travel with the code. 𝐓𝐡𝐞 𝐜𝐥𝐨𝐮𝐝 𝐚𝐦𝐩𝐥𝐢𝐟𝐢𝐞𝐬, 𝐧𝐨𝐭 𝐟𝐢𝐱𝐞𝐬. Good architecture becomes more scalable. Bad architecture becomes more expensive. 𝐋𝐢𝐟𝐭-𝐚𝐧𝐝-𝐬𝐡𝐢𝐟𝐭 𝐢𝐬 𝐭𝐞𝐜𝐡𝐧𝐢𝐜𝐚𝐥 𝐝𝐞𝐛𝐭 𝐰𝐢𝐭𝐡 𝐚 𝐧𝐞𝐰 𝐚𝐝𝐝𝐫𝐞𝐬𝐬. You're not paying down debt, you're relocating it. The cloud is a powerful tool. But tools don't fix design.     We Migrated 52 Services to Kubernetes. Here are the brutal lessons no one warned us about (but every DevOps team must know before attempting this): 1. 𝐎𝐯𝐞𝐫-𝐄𝐧𝐠𝐢𝐧𝐞𝐞𝐫𝐢𝐧𝐠 𝐭𝐡𝐞 “𝐏𝐞𝐫𝐟𝐞𝐜𝐭” 𝐂𝐥𝐮𝐬𝐭𝐞𝐫 𝐃𝐞𝐬𝐢𝐠𝐧 We spent weeks debating multi-cluster vs. single-cluster, custom CNI plugins, and service meshes. End result? Half the “must-have” features were never used. ☑️ Lesson: Migrate first, optimize later. Complexity will kill momentum. 2. 𝐈𝐠𝐧𝐨𝐫𝐞𝐝 𝐭𝐡𝐞 𝐑𝐞𝐚𝐝𝐢𝐧𝐞𝐬𝐬 𝐨𝐟 𝐃𝐞𝐯𝐞𝐥𝐨𝐩𝐞𝐫𝐬 We assumed dev teams would magically “figure out” Kubernetes. Instead, 30% of deployments failed due to bad YAMLs, incorrect resource limits, and missing health checks. ☑️ Lesson: Train developers before you migrate. Kubernetes is not “just another platform.” 3. 𝐎𝐯𝐞𝐫𝐥𝐨𝐨𝐤𝐞𝐝 𝐂𝐨𝐬𝐭 𝐆𝐨𝐯𝐞𝐫𝐧𝐚𝐧𝐜𝐞 𝐟𝐫𝐨𝐦 𝐃𝐚𝐲 1 We were so focused on “just making it work” that we didn’t enforce quotas or cost limits. One namespace spun up 100+ pods running idle workloads. ☑️ Lesson: Treat FinOps as a Day 0 concern, not a post-migration headache. 4. 𝐃𝐢𝐝𝐧’𝐭 𝐏𝐥𝐚𝐧 𝐟𝐨𝐫 𝐒𝐭𝐚𝐭𝐞𝐟𝐮𝐥 𝐖𝐨𝐫𝐤𝐥𝐨𝐚𝐝𝐬 𝐏𝐫𝐨𝐩𝐞𝐫𝐥𝐲 Moving stateless apps was smooth. Databases? Nightmare. PersistentVolumes misconfigured. Data corruption risks everywhere. ☑️ Lesson: If you’re moving stateful apps, triple-check your storage class, PVC configs, and backup plans. 5. 𝐋𝐚𝐜𝐤𝐞𝐝 𝐂𝐥𝐞𝐚𝐫 𝐒𝐋𝐎𝐬 𝐟𝐨𝐫 𝐌𝐢𝐠𝐫𝐚𝐭𝐢𝐨𝐧 𝐒𝐮𝐜𝐜𝐞𝐬𝐬 We never defined what “success” looked like. Did faster deployments mean success? Cost reduction? Better reliability? ☑️ Lesson: If you can’t measure it, you won’t know when to stop fixing it. Would I do it again? Absolutely. But not without fixing these five things first.     **My AWS Cloud Migration Project 🚀☁️ Simple & Secure Hybrid Design!** Ever wondered how to move a company from its own computers to the cloud safely and smoothly? 🤔 I'm sharing the plan I made for moving a dating app ("Lovely") to AWS, connecting it with their existing setup! It was my final project for the AWS Cloud Architect course at School of Hi-Tech and Cyber Security Bar-Ilan University. Here’s a peek at the main ideas: ✅ **Easy & Secure Logins:** Made it simple for users to log in safely using their existing work accounts (Azure AD) with extra security checks (MFA). Set up separate AWS areas for different teams like R&D, IT, and DevOps. ✅ **Watching the Money:** Kept track of spending with automatic alerts (AWS Budgets & CloudWatch) to avoid surprises. Managed all billing from one central spot (AWS Organizations & Control Tower). ✅ **Connecting Old & New:** Safely linked the company's offices to AWS using a secure connection (Site-to-Site VPN). Made sure some computers could reach the internet without being directly exposed (NAT gateways). ✅ **Keeping the App Running Smoothly:** Moved their WordPress website to flexible AWS computers (EC2), databases (RDS), and storage (EFS). Ensured the site stays up even if parts fail (Multi-AZ, Auto Scaling, ALB) and kept user data safe (HTTPS, KMS). ✅ **Smart & Safe Storage:** Used AWS S3 like digital filing cabinets, giving each team their own secure folder. Protected all files with secret codes (KMS) and set rules to save money and make backup copies elsewhere automatically. ✅ **Top-Notch Security:** Limited access to only approved locations (IP restrictions), used unique keys for computers (EC2 Key Pairs), and stored passwords securely (Secrets Manager). Ensured all data was scrambled (encrypted) when stored or sent. ✅ **Automation Power:** Created little helpers (Lambda & EventBridge) to automatically turn off unused computers, saving money. Kept a close eye on everything with monitoring tools (CloudWatch). ✅ **Ready for Anything:** Prepared a backup website in a different location just in case (Disaster Recovery).     I remember one SQL Server environment migration to Azure that was a real horror story. It sounded simple on paper. Move the databases. Configure the platform. Cut over. Done. Unfortunately that was not the reality. What we actually walked into: - Scripts buried in Task Scheduler with no owners - Custom executables running directly on the SQL Server - Linked servers chaining multiple systems together with undocumented dependencies - No documentation - No monitoring to show what was still in use — or what was critical And when something failed? No alerts. No investigation. No urgency. They discovered issues weeks later, usually when billing didn’t match the invoices. It was a minefield. Lift-and-shift would have guaranteed silent failure... just in the cloud, where it’s more expensive and harder to troubleshoot. So we threw out the migration plan. We rebuilt the billing system from scratch. Then migrated the environment piece by piece, validating every component before moving on. - Run in parallel - Compare results - Reconcile numbers - Cut over only when accuracy was proven That process took 18 months, not 6 weeks. And it needed to, because correctness mattered more than speed. What makes a clean Azure candidate? - One application server - One dedicated SQL Server - No scripts running outside controlled services - No linked servers - One database per environment The closer you are to that model, the faster and cleaner the migration. Every exception adds complexity, sometimes exponentially. The lesson is Cloud migration isn’t hard. Migrating undocumented legacy systems is. Azure isn’t the blocker. The environment you’re importing is. You can’t modernize chaos. You have to understand it — or replace it — before you move it.

    A single report migration took one month. (We started coding before asking the right questions.) Brownfield data migration. Legacy SQL Server. Stored procedures from a DBA who left 2 years ago. Zero documentation. We needed to migrate one report to the cloud. Timeline: 4 weeks. 𝗛𝗲𝗿𝗲'𝘀 𝘄𝗵𝗮𝘁 𝘄𝗲 𝗱𝗶𝗱 𝘄𝗿𝗼𝗻𝗴: Dove straight into development. Mirrored the legacy logic. Field by field. Join by join. No context for why the query filtered on three specific procedure codes. No idea why date logic was limited to 4 months. No understanding of whether half the fields were even needed. We reverse-engineered 400 lines of SQL without knowing what the business actually needed. 𝗢𝗻𝗲 𝗺𝗼𝗻𝘁𝗵 𝗹𝗮𝘁𝗲𝗿: Still not done. Scope creep. Complexity everywhere. Stakeholders asking: "Why is this taking so long?" 𝗪𝗵𝗮𝘁 𝘄𝗲 𝘀𝗵𝗼𝘂𝗹𝗱 𝗵𝗮𝘃𝗲 𝗱𝗼𝗻𝗲: 𝗦𝘁𝗲𝗽 𝟭: 𝗖𝗼𝗻𝗳𝗶𝗿𝗺 𝘁𝗵𝗲 𝗿𝗲𝗽𝗼𝗿𝘁'𝘀 𝗶𝗻𝘁𝗲𝗻𝘁 What question is the business trying to answer? Why does this report exist? Don't start coding until you know. 𝗦𝘁𝗲𝗽 𝟮: ��𝗼𝗻𝗱𝘂𝗰𝘁 𝗮𝗻 𝗶𝗻𝘃𝗲𝗻𝘁𝗼𝗿𝘆 𝗮𝗻𝗮𝗹𝘆𝘀𝗶𝘀 List every field from legacy. Decide what's actually needed. Document it in a spreadsheet: Field Name, Table, Need (Y/N), Notes. Cut the noise before you code. 𝗦𝘁𝗲𝗽 𝟯: 𝗗𝗲𝘃𝗲𝗹𝗼𝗽 𝘄𝗶𝘁𝗵 𝗰𝗹𝗮𝗿𝗶𝘁𝘆 Now you know what to build and why. No wasted joins. No unnecessary complexity. 𝗧𝗵𝗲 𝗹𝗲𝘀𝘀𝗼𝗻: Legacy logic is often wrong. Unnecessary fields. Outdated filters. Complexity for no reason. Don't blindly mirror it. Ask questions. Document what's needed. After six months of planning, you kick off the project. Eighteen months later, you’re spending triple the estimate, half the systems are still on-prem, and the team is ready to walk. 𝗪𝗵𝘆 𝗺𝗶𝗴𝗿𝗮𝘁𝗶𝗼𝗻𝘀 𝗴𝗼 𝘀𝗶𝗱𝗲𝘄𝗮𝘆𝘀: Leadership treats cloud migration as a tech upgrade. It’s not. It changes how you operate, architect, and manage costs. Teams plan for the tech shift but ignore the operating model shift. Companies that survive treat migrations as business transformations. 𝗖𝗼𝗺𝗺𝗼𝗻 𝗽𝗹𝗮𝗻𝗻𝗶𝗻𝗴 𝘁𝗿𝗮𝗽𝘀:  • Lift and shift first, optimize later. You just moved data center problems into AWS with higher costs.  • Six-month timeline. 𝗪𝗵𝗮𝘁 𝗯𝗿𝗼𝗸𝗲:  • Network latency. Cross-AZ hops slowed monolithic calls by seconds.  • Database licensing. Oracle on RDS turned a $40K annual license into $15K a month.  • Egress costs. Chatty microservices added $30K in data transfer fees.  • Security model mismatch. Public IPs and default passwords appeared when perimeter security failed.  • Skills gap. VMware experts struggled with AWS. Progress slowed drastically. 𝗪𝗵𝗮𝘁 𝘀𝗮𝘃𝗲𝗱 𝗶𝘁: Leadership paused, admitted the failure, and brought in AWS architects to coach and embed with teams. 𝗪𝗵𝗮𝘁 𝘄𝗼𝗿𝗸𝗲𝗱:  • Adopted hybrid for 18 months to build in-house expertise.  • Rearchitected apps into containers and moved to managed databases.  • Implemented FinOps early with tagging, alerts, and ownership.  • Formed a dedicated migration team so product velocity didn’t stall.  • Used phased cutovers with rollback options to de-risk each step.   • We mapped 30 SAP systems for migration. Only 12 could run in parallel. The rest? Tightly coupled jobs, shared DBs, legacy constraints. Here’s how we mapped the migration like a train schedule — and avoided disaster. Colgate-Palmolive asked us to modernize a massive SAP landscape. The kind where every product SKU - toothbrushes, toothpaste, dental floss - ran through SAP. 30 systems in scope. Each one with its own quirks, dependencies, and business impact. From the outside, they looked independent. But once we started digging, we realized: Only 12 could be migrated in parallel. Why? - Legacy shared databases - Hard-coded dependencies - Long-running jobs no one had touched in 8 years Here’s how we made sure the migration didn’t break the business: 1. Inventory by behavior, not just system names We scanned usage patterns, job schedules, and data dependencies — not just what was installed. 2. Prioritize critical path systems What needs to go first? What’s holding everything else back? We didn’t let size dictate priority — function did. 3. Flag parallel blockers early If two systems share a DB or a background process, they don’t run in parallel — they collide. 4. Build the migration map like a rail schedule Every move had a window. Every dependency was a stoplight. And every go-live had a contingency. 5. Run dry simulations until we broke something Because you don’t want surprises at 2am on cutover night. That assessment saved the migration. More importantly, it protected the business. Because in SAP, missing a single system dependency isn’t a small mistake - it’s the kind of failure that stops trucks and breaks SLAs.     Moving clinical trials to the cloud: lessons from 30+ years of enterprise migrations I've led cloud transitions at Premier Research, IQVIA, Teva and now TransPerfect. All the failed migrations share the same pattern: they focus on technology architecture instead of user adoption. Here's what actually determines success: 1. Migrate workflows, not only data: moving documents from on-premise servers to cloud storage isn't cloud migration, it's cloud storage. Real migration means reimagining how study teams collaborate, access information and complete compliance tasks. 2. Plan for the "hybrid hell" period: no enterprise moves everything to cloud simultaneously. You'll have 6-18 months where teams operate across old and new systems. Build integration bridges during this period or operational chaos will kill adoption. 3. Train for cloud-native behaviors, instead of some new buttons: cloud platforms enable real-time collaboration, mobile access and automated workflows that weren't possible before. But teams default to old habits: downloading files locally, manual version control, email-based reviews, unless you actively train new behaviors. 5. Validate incrementally, not at the end: computer system validation for cloud platforms should happen in phases as modules roll out. Waiting until full migration creates massive validation debt that delays going live. Cloud migration succeeds when it improves daily work for study teams, not when it checks IT modernization boxes.
