Here are 10 essential design principles you need to know: ➡️ Modular Architectures Separate planning, reasoning, perception, and actuation. This makes your agents more interpretable and easier to debug. Think planner-executor separation in LangGraph or CogAgent-style designs. ➡️ Tool-Use APIs via MCP or Open Function Calling Adopt the Model Context Protocol (MCP) or OpenAI’s Function Calling to interface safely with external tools. 𝗜𝗳 𝗔𝗜 𝗮𝗴𝗲𝗻𝘁𝘀 𝗮𝗿𝗲 𝗴𝗼𝗶𝗻𝗴 𝘁𝗼 𝗿𝘂𝗻 𝗰𝗿𝗶𝘁𝗶𝗰𝗮𝗹 𝘄𝗼𝗿𝗸𝗳𝗹𝗼𝘄𝘀, 𝘄𝗵𝗲𝗿𝗲 𝗶𝘀 𝘁𝗵𝗲 𝗰𝗼𝗻𝘁𝗿𝗼𝗹 𝗽𝗹𝗮𝗻𝗲 𝘁𝗵𝗮𝘁 𝗮𝗰𝘁𝘂𝗮𝗹𝗹𝘆 𝗿𝘂𝗻𝘀 𝘁𝗵𝗲𝗺? Right now, most teams are still shipping "an agent for X use case", but what we really need is an agentic control plane for the business: a layer that routes, governs, observes, and evolves all of your agents and their tools, just like we built control planes for microservices and cloud. What should this agentic control plane have? 1. 𝗜𝗱𝗲𝗻𝘁𝗶𝘁𝘆 & 𝗽𝗲𝗿𝗺𝗶𝘀𝘀𝗶𝗼𝗻𝘀 𝗳𝗼𝗿 𝗮𝗴𝗲𝗻𝘁𝘀, 𝗻𝗼𝘁 𝗷𝘂𝘀𝘁 𝘂𝘀𝗲𝗿𝘀. Every agent has an identity, roles, and scopes (which tenants, which systems, which actions) managed in the same IAM + RBAC stack you use for humans. 2 𝗔 𝗽𝗼𝗹𝗶𝗰𝘆 𝗲𝗻𝗴𝗶𝗻𝗲 𝘁𝗵𝗮𝘁 𝘀𝗶𝘁𝘀 𝗯𝗲𝘁𝘄𝗲𝗲𝗻 𝗮𝗴𝗲𝗻𝘁𝘀 𝗮𝗻𝗱 𝘁𝗼𝗼𝗹𝘀. Agents propose actions, but a deterministic policy layer (limits, approvals, allowed conditions) decides what is allowed to execute and when. 3. 𝗔 𝘄𝗼𝗿𝗸𝗳𝗹𝗼𝘄 𝗼𝗿𝗰𝗵𝗲𝘀𝘁𝗿𝗮𝘁𝗼𝗿, 𝗻𝗼𝘁 "𝗽𝗿𝗼𝗺𝗽𝘁 𝘀𝗽𝗮𝗴𝗵𝗲𝘁𝘁𝗶". Long-running cases, retries, compensations, human approvals and escalations live in a stateful workflow engine, with agents plugged in as steps, not hard-coded into prompt chains. 4. 𝗦𝗵𝗮𝗿𝗲𝗱 𝗺𝗲𝗺𝗼𝗿𝘆 𝗮𝘀 𝗮 𝗰𝗼𝗻𝘁𝗲𝘅𝘁 𝗴𝗿𝗮𝗽𝗵. Customers, tickets, orders, events, prior actions, and agent decisions are stored as a graph that any agent can query, instead of each agent hoarding its own brittle memory. 5. 𝗨𝗻𝗶𝗳𝗶𝗲𝗱 𝘁𝗲𝗹𝗲𝗺𝗲𝘁𝗿𝘆 𝗮𝗻𝗱 𝗲𝘃𝗮𝗹𝘂𝗮𝘁𝗶𝗼𝗻. Traces, tool calls, policy decisions, human overrides, and final outcomes are logged in one place, so you can evaluate flows (time to resolution, error rate, override rate) rather than only model metrics. 6. 𝗣𝗿𝗼𝗴𝗿𝗲𝘀𝘀𝗶𝘃𝗲 𝗮𝘂𝘁𝗼𝗻𝗼𝗺𝘆 𝗮𝘀 𝗰𝗼𝗻𝗳𝗶𝗴𝘂𝗿𝗮𝘁𝗶𝗼𝗻, 𝗻𝗼𝘁 𝘃𝗶𝗯𝗲𝘀. For each workflow, autonomy level ("suggest only", "execute with approval", "execute with review") is explicit config that you can dial up or down without rewriting prompts. 7. 𝗦𝘁𝗮𝗻𝗱𝗮𝗿𝗱𝗶𝘇𝗲𝗱 𝘁𝗼𝗼𝗹 / 𝗽𝗿𝗼𝘁𝗼𝗰𝗼𝗹 𝗹𝗮𝘆𝗲𝗿. Tools are versioned contracts with clear schemas and SLAs, exposed through a common protocol (MCP or equivalent), so different agents and models all use the same governed interfaces. To get there, we have to rethink design: • Stop designing "a chatbot per department" and start designing agent roles on a shared control plane. • Stop burying rules in prompts and start treating policies and workflows as first-class artifacts. • Stop measuring "is this agent smart?" and start measuring "is this system safe, reliable, and improvable over time?" If you already have microservices, APIs, and workflow engines, the control plane isn’t greenfield, it’s how you plug agents into what you already trust, instead of building a shadow AI platform on the side.

Perception & Understanding Through natural language processing, vision models, and structured data comprehension, the agent interprets its surroundings and builds a situational understanding before acting. 4. Memory Management The agent maintains both short-term (context window) and long-term (vector database) memory to ensure continuity and recall. This allows it to connect past insights with current actions effectively. 5. Reasoning & Planning Once the goal and data are clear, the agent breaks the task into smaller subtasks. It uses reasoning frameworks like chain-of-thought or planners to organize steps and make logical progress. 6. Decision Making & Adaptation At each step, the agent evaluates outcomes, adjusts strategies dynamically, and selects the next best action based on feedback, just like an intelligent human operator would. 7. Tool Selection & Execution The agent executes its plan by interacting with tools such as APIs, browsers, or software apps to perform real-world tasks. This bridges reasoning with tangible action. 8. Collaboration Between Agents In complex environments, multiple agents collaborate - sharing data, delegating subtasks, and working in parallel to solve multi-domain challenges efficiently. 9. Self-Evaluation & Reflection After execution, the agent reviews its performance, identifies errors or inefficiencies, and refines its reasoning pipeline - a key step toward becoming self-correcting. 10. Everyone's rushing to build AI agents, but 90% are just building glorified chatbots. After going through tens of AI implementations, here's what separates real agentic systems from basic AI workflows: The Evolution Path: 1️⃣ Automated Workflow (Traditional) Rule-based, sequential steps. No intelligence, just if-then logic. Example: Email filters, basic automation scripts. 2️⃣ AI Workflow (Non-Agentic) AI model responds to queries directly. No planning or adaptation. Example: ChatGPT answering questions. 3️⃣ True Agentic Workflow Makes plans → Executes with tools → Reflects on results. Self-corrects and adapts strategy. Example: AI that researches, analyzes, and iterates autonomously. Core Components Every AI Agent Needs: Reasoning Layer: - Planning capabilities - Reflection mechanisms - Dynamic decision-making Memory Systems: - Short-term (current task context) - Long-term (historical patterns) - Both are essential for continuity Tool Integration: - Vector search for knowledge - Web search for real-time data - API connections to execute actions 4 Critical Patterns That Make Agents Work: 1️⃣ Agentic RAG Doesn't just retrieve information. Decomposes queries, checks memory, iterates until satisfied. 2️⃣ Tool Selection Agent decides which tools to use. Not hardcoded, but contextually chosen. 3️⃣ Reflection Loop Evaluates its own outputs. If not satisfied, tries alternative approaches. 4️⃣ Planning Execution Creates multi-step plans. Executes tasks sequentially, adapting as needed. The Reality Check: Most "AI agents" today are just AI models with hardcoded tool access. True agents need: - Autonomous planning - Dynamic tool selection - Self-evaluation capabilities - Memory persistence - Iterative improvement Without these, you have an AI assistant, not an agent. The difference is an assistant waits for instructions. An agent figures out what needs to be done. Building real AI agents isn't about adding more tools or bigger models. Agentic AI won’t reward the teams with the cleverest agents. It’ll reward the teams with the tightest operating model. → Agents will fail. → They'll misunderstand goals. → Execute wrong steps. → Hallucinate early. This is normal. It's not a reason to avoid agents. It's a reason to build systems that handle failure gracefully. Here's the 5-layer framework I use with CXOs preparing for agentic AI: 𝗟𝗮𝘆𝗲𝗿 𝟭: 𝗜𝗱𝗲𝗻𝘁𝗶𝗳𝘆 𝗪𝗼𝗿𝗸𝗳𝗹𝗼𝘄 𝗖𝗮𝗻𝗱𝗶𝗱𝗮𝘁𝗲𝘀 Not every workflow should be automated. Start with workflows that are: → Repetitive and predictable → High-volume → Low-risk if errors occur → Currently consuming significant human time These are your pilot candidates. Save the high-stakes workflows for later. 𝗟𝗮𝘆𝗲𝗿 𝟮: 𝗥𝗲𝗱𝗲𝘀𝗶𝗴𝗻 𝗥𝗼𝗹𝗲𝘀 𝗔𝗿𝗼𝘂𝗻𝗱 𝗔𝗴𝗲𝗻𝘁 𝗠𝗮𝗻𝗮𝗴𝗲𝗺𝗲𝗻𝘁 For each workflow you automate, ask: → Who sets goals for the agent? → Who reviews outputs? → Who handles exceptions? → Who provides feedback for improvement? These become the new job responsibilities. Define them before you deploy. 𝗟𝗮𝘆𝗲𝗿 𝟯: 𝗕𝘂𝗶𝗹𝗱 𝘁𝗵𝗲 𝗦𝗸𝗶𝗹𝗹 𝗦𝘁𝗮𝗰𝗸 Your workforce needs new capabilities: → Prompt engineering (communicating clearly with agents) → Output evaluation (knowing good from bad) → Workflow design (breaking goals into agent-executable steps) → Exception handling (knowing when to intervene) This isn't optional training. It's core job competency. 𝗟𝗮𝘆𝗲𝗿 𝟰: 𝗖𝗿𝗲𝗮𝘁𝗲 𝗙𝗮𝘂𝗹𝘁-𝗧𝗼𝗹𝗲𝗿𝗮𝗻𝘁 𝗦𝘆𝘀𝘁𝗲𝗺𝘀 Assume agents will fail. Build accordingly: → Human checkpoints at critical decision points → Audit trails so you can see what agents did and why → Feedback loops so agents improve over time → Kill switches for when things go wrong The bottleneck isn't agent capability. It's organizational readiness to manage agents effectively. 𝗟𝗮𝘆𝗲𝗿 𝟱: 𝗘𝘃𝗼𝗹𝘃𝗲 𝗖𝗼𝗻𝘁𝗶𝗻𝘂𝗼𝘂𝘀𝗹𝘆 Capabilities move fast. Your operating model has to move faster. Build muscle for continuous adaptation: → Regular workflow reviews (what else can agents handle now?) → Ongoing skill development (what new capabilities do people need?) → Technology evaluation cycles (what new agent features should we adopt?) The leaders who get this right treat agentic AI as an organizational transformation, not a technology project. The technology is ready. The question is whether your organization is. Multi-Step Reasoning • Breaking complex goals into smaller subtasks with planning, reflection, and verification • Simple queries need one step; enterprise workflows need orchestrated sequences 9. Agent-Oriented Frameworks • Frameworks for orchestrating multi-agent systems, tools, and workflows in production • This is where you move from "one agent doing one thing" to "agent systems" ADVANCED LAYER (Autonomy) 10. Why traditional BPM is dying, and what replaces it For 30 years, enterprise automation has been shaped by the same idea: break down work into tasks, then flowchart the tasks into a process. This logic worked in stable systems. But in dynamic environments, it’s a liability. Static task flows break. Context changes. Exceptions pile up. RPA fails silently. And humans end up backfilling the gap. The authors of a new academic paper offer a radical alternative: throw away the “task-first” model. Design business processes around goals, objects, and agents, not steps. In this agentic model: • Goals define the business intent. • Objects are the information states produced or consumed. • Agents are autonomous units that react to triggers, act with CRUDA capabilities (Create, Read, Update, Delete, Archive), and move the system toward goal fulfillment. Process design shifts from how work is done to what outcomes must emerge. Workflows are not predefined. They emerge through agent interactions. It is a bottom-up, event-driven model with built-in flexibility. This changes everything. Instead of routing tasks through brittle BPMN diagrams, agentic BPs: • Dynamically activate based on data availability • Support parallelism and merge conditions natively • Encode precedence relations implicitly, not manually • Treat each agent as a state machine pursuing a goal, not a step in a pipeline The implications: • Modularity: You can swap out agents without redesigning the process • Composability: Merge and split conditions allow richer execution paths • Adaptivity: Agents can reason about which actions are contextually optimal, not just mechanically next For enterprises building AI-native operating models, this is not just an implementation detail. It is a foundational reframe. But challenges loom. Agent autonomy brings questions of: • Governance: What policies constrain agent actions? • Transparency: How are decisions audited and explained? • Trust: Can we ensure the system converges on desirable outcomes? We are moving from deterministic workflows to distributed goal pursuit. From task execution to intelligent delegation. From flowcharts to feedback loops. This is no longer business process management. It is business process emergence. The agent is the new process.
