    If you are an AI engineer, thinking how to choose the right foundational model, this one is for you 👇 Whether you’re building an internal AI assistant, a document summarization tool, or real-time analytics workflows, the model you pick will shape performance, cost, governance, and trust. Here’s a distilled framework that’s been helping me and many teams navigate this: 1. Start with your use case, then work backwards. Craft your ideal prompt + answer combo first. Reverse-engineer what knowledge and behavior is needed. Ask: → What are the real prompts my team will use? → Are these retrieval-heavy, multilingual, highly specific, or fast-response tasks? → Can I break down the use case into reusable prompt patterns? 2. Right-size the model. Bigger isn’t always better. A 70B parameter model may sound tempting, but an 8B specialized one could deliver comparable output, faster and cheaper, when paired with: → Prompt tuning → RAG (Retrieval-Augmented Generation) → Instruction tuning via InstructLab Try the best first, but always test if a smaller one can be tuned to reach the same quality. 3. Evaluate performance across three dimensions: → Accuracy: Use the right metric (BLEU, ROUGE, perplexity). → Reliability: Look for transparency into training data, consistency across inputs, and reduced hallucinations. → Speed: Does your use case need instant answers (chatbots, fraud detection) or precise outputs (financial forecasts)? 4. Factor in governance and risk Prioritize models that: → Offer training traceability and explainability → Align with your organization’s risk posture → Allow you to monitor for privacy, bias, and toxicity Responsible deployment begins with responsible selection. 5. Balance performance, deployment, and ROI Think about: → Total cost of ownership (TCO) → Where and how you’ll deploy (on-prem, hybrid, or cloud) → If smaller models reduce GPU costs while meeting performance Also, keep your ESG goals in mind, lighter models can be greener too. 6. The model selection process isn’t linear, it’s cyclical. Revisit the decision as new models emerge, use cases evolve, or infra constraints shift.     Recently helped a client cut their AI development time by 40%. Here’s the exact process we followed to streamline their workflows. Step 1: Optimized model selection using a Pareto Frontier. We built a custom Pareto Frontier to balance accuracy and compute costs across multiple models. This allowed us to select models that were not only accurate but also computationally efficient, reducing training times by 25%. Step 2: Implemented data versioning with DVC. By introducing Data Version Control (DVC), we ensured consistent data pipelines and reproducibility. This eliminated data drift issues, enabling faster iteration and minimizing rollback times during model tuning. Step 3: Deployed a microservices architecture with Kubernetes. We containerized AI services and deployed them using Kubernetes, enabling auto-scaling and fault tolerance.     🚀 Why have I started Gateway.AI? Over the last few years I’ve been in a lot of rooms where teams try to adopt ML/automation in the real world - labs, factories, data-heavy groups. The biggest shift is to start with the workflow, not the model. Day-one questions I ask now: - Map the workflow: What are the true bottlenecks to throughput, cost, or quality? - Fit for AI/automation: Which bottlenecks can tech actually relieve—and which might it worsen? - Watch for negative ROI: Could AI create more dashboards/paperwork without new value? - For experimentalists: If today’s best theory/simulation were free/instant, how would you change experiments on the scale of seconds → weeks? - Benchmarks that matter: How will you measure productivity gains from AI internally? - Downstream value: Who benefits next - can we define benchmarks for downstream impact? - Rewards & objectives: What’s the objective function of the experiment? - For theory/ML folks: What experimental footprint (time/samples/$) is required to falsify the hypothesis? 🔧 Which AI/optimization method should you use? Pick methods by the shape of your problem, not by hype. A quick picker: - Small search, fast feedback, clear objective → start simple: design of experiments (DoE), gradient/coordinate search, rules. - Low–mid dimensional, moderate cost, noisy objective → Bayesian optimization (single/multi-objective; add constraints if needed). - Structured proxies available (cheap early readouts) → multi-fidelity BO or active learning with surrogate models (Gaussian Process, deep kernel learning). - Huge or discrete spaces, many viable recipes, rich constraints → Genetic algorithms / evolutionary strategies (keep operators “manufacturable”). - High-frequency control with a plant model → model-predictive control (MPC). - Sequential decisions under uncertainty, sparse rewards → contextual bandits (short horizon) → RL (only if you truly need it). - Hard planning with known costs/heuristics → tree search (A*, MCTS) beats RL in many cases. Choose with four dials in mind: parameter-space complexity, data dimensionality, proxy availability, and feedback latency (seconds vs hours vs weeks). Your algorithm should match your budget (samples/time), respect constraints, and exploit any physics priors you have. These questions and choices keep projects anchored to outcomes, not demos. You need to choose your supply chain technology partner, and the market is overflowing with options. Recently Supply Chain Digital published a solid overview of the main players. They listed solutions like Kinaxis, Blue Yonder, SAP SCM, Oracle, o9 Solutions, Inc., e2open, RELEX Solutions, OMP, Logility, Anaplan and project44. https://lnkd.in/dyYeDP24 All of them look impressive, but the trick is simple: the best tool is the one that fits your business reality, not the one with the loudest marketing. If I were choosing today, I would start with a very practical approach. Step 1: Understand your industry logic. If you are in pharma, for example, it makes sense to look closer at Kinaxis because companies like Sanofi and Merck already use it. If you are a retailer with strong fresh or perishable operations, RELEX might be more relevant. If you are deep into SAP, you will naturally lean toward SAP SCM. Step 2: Be honest about your digital maturity. If your teams still plan in Excel, you need a platform that can lift you step by step, not overwhelm you. Step 3: Look at real use cases. Who uses the tool today, what results they get, and whether these results actually look like something you need. Step 4: Check integration. A strong partner must connect with your ERP, your planning process and your data reality. If this does not work smoothly, nothing else matters. Step 5: Test scenarios. A good platform must help you see risks before they hit you. Scenario modeling is not a luxury anymore, it is survival. Step 6 (Very important!!!): Look at people. You are not buying software. You are choosing a partner who will stay with you through your transformation. Choosing the right solution is not about chasing the most advanced AI. It is about choosing what will solve your problems with the least amount of noise. If you are stepping into this role now, this is one of the first decisions that will define your next two to three years. Make it a thoughtful one.

    Are you using AI like it’s a Swiss-army knife? So are 90% of companies... and that’s why AI sounds exciting but performs poorly. Quite often I see people throw every task at whichever model happens to be in front of them. Write code, summarise contracts, build outbound sequences, monitor social trends, support customers, build dashboards. If you hired one person to be your lawyer, SDR, CFO, and data scientist… you'd call that bad management. Yet that's exactly how most teams approach AI. The result? Big budgets. Lots of demos. Impressive POCs. And then… zero business impact. Not all AI models are built for the same job. And treating them like they are is where most teams fail. Today's frontier models are NOT interchangeable. They have different strengths, architectures, costs, and ecosystems. Here's a quick breakdown: • ChatGPT - The creative generalist Strong for content, code, marketing, and multimodal work (images/audio/video). Not the cheapest for high-volume, repetitive tasks. • Gemini - The long-context specialist Handles huge documents, datasets, transcripts (up to 2M tokens). Ideal if your data lives inside Google Workspace. • Claude - The reasoning and analysis engine Best for long documents, legal, compliance, risk, policy. Cautious by design—useful in regulated environments. • Grok - The real-time signal hunter Perfect for trend tracking, social listening, and up-to-the-minute insights. Not ideal for internal, closed-book knowledge work. • DeepSeek - The cost-efficient workhorse Great for large-scale technical or analytical workloads (code, logs, bulk personalisation). Best when you need millions of prompts without burning money. But model choice is only half the puzzle. The real power is matching the right tool to the right workflow. Before choosing a model, map your constraints: 1️⃣Context length Big documents? → Claude or Gemini. Short inputs? → ChatGPT or DeepSeek. 2️⃣Modality Need images/audio/spreadsheets? → GPT or Gemini. 3️⃣Cost & scale High-volume workloads? → DeepSeek or open source. 4️⃣Latency Need real-time insights? → Grok or a fast generalist model. 5️⃣Risk profile Low risk → cheap models for drafts Medium risk → robust models + human review High risk → safety-first models + governance 6️⃣Where your data lives Google Workspace → Gemini Microsoft 365 → GPT Sensitive data → open-source or DeepSeek AI is not a patch for bad workflows. You get real results only when you rethink how every task connects.
