Most manufacturing organisations make slow or no progress at all as they assign measures to employees they can’t control. Too often we assign teams the ownership of lagging KPIs like OEE, yield, downtime, customer complaints etc. and then wait for a post-mortem. By the time the numbers arrive, everyone is already firefighting. Teams become crash investigators, not drivers. The result is a blame loop, demotivated & disengaged employees , and inch-by-inch “improvements” that never scale. Real progress starts upstream. Instead of obsessing over what has already happened, measure the things that people can actually change. Predictive maintenance execution, autonomous maintenance checks, setting up standards & adherence, health checks by leadership , training plans and tracking completion are few examples. Make the cause & effect explicit so that every operator and team lead understands how today’s actions move tomorrow’s needle. Give teams the decision making authority, time and capability to act. Reward prevention and process health, not just heroic recoveries. Treat performance like a living process & not a scoreboard. Dashboards should show leading indicators alongside outcomes so that Leaders are rewarding preventive actions instead of reactive ones. If your performance system still reads like a list of "rearview mirror metrics", it’s time to flip the lens. Measure what you can change, connect inputs to outputs, and reward the people who keep the process healthy. That’s how manufacturing moves from firefighting to forward momentum. A few months ago, a CEO asked me a simple question: “Why does our finance team give us great reports… but still feel unreliable?” The MIS was on time. The numbers were accurate. The audit had no major issues. Yet something felt off. So I didn’t review their reports. I reviewed their processes. Within few hour, the real picture emerged: • Approvals were scattered across emails • Documentation varied from team to team • One person knew the logic for a critical reconciliation • A few tasks existed simply because “we’ve always done it this way” Nothing was broken on the surface. But everything relied on people remembering what systems should have handled. That’s when I explained what most organisations miss: A finance function is not defined by its reports. It’s defined by its process maturity. If you truly want to measure finance performance, use this 5-level process maturity scale: Level 1 — Reactive → Work depends on memory; documentation is inconsistent. Level 2 — Defined → Tasks have structure but remain manual and person-driven. Level 3 — Standardised → Workflows, documentation, and controls are uniform across the team. Level 4 — Automated → Repetitive tasks disappear; errors drop; systems take over routine work. Level 5 — Predictive → Finance delivers real-time insights, not after-the-fact reports. It becomes a strategic partner, not a support function. The CEO didn’t have a reporting problem. He had a process maturity problem. And once you see it, you can’t unsee it. Here's the kicker: most of what we track are lagging indicators. 👉 Lagging indicators tell you what has already happened. It’s not unlike looking in a rear-view mirror. They measure outcomes: • Equipment Availability • Unplanned Downtime • Reactive vs. Planned Work Ratio • Maintenance Budget vs. Actuals • Schedule Breaker Hours or WOs These are important, but they don’t help you change the future. For real improvement, you need to pair them with leading indicators—metrics that predict performance and give you time to act. 🔹 Scheduled Hours vs. Available Labor Hours (Labor Utilization for Next Week) 🔹 % of Proactive Work as a % of the Total Work from PM/ PdM scheduled next week 🔹 PM Compliance These signal the health of your processes before equipment fails. Here’s the mindset shift: Lagging = Autopsy Leading = Diagnosis and Prevention 🔁 Dual Nature of Some Metrics But wait, Jeff, you used PM Compliance (% of preventive maintenance completed on time) as a leading indicator. Wouldn't that be lagging, since it reflects the work done in a prior week? As a leading indicator, it reflects the discipline and consistency of your work management process. If PM compliance starts slipping, you can reasonably predict that failures may increase later. → It’s leading because it tells you where future problems might arise. As a lagging indicator, it tells you whether you met last week’s or last month’s target. If you had poor compliance, it's already too late to prevent the failures that could result. → It’s lagging because it’s reporting past execution.
