Microsoft data says that hybrid workers are spending 50% of their week in meetings. So how could we reduce this time? The experience of Asana and Shopify is worth exploring in detail. At Asana they were asked to identity meetings that lacked value. They were told to remove standing meetings with fewer than five people for a 2 day experiment Result: most meetings shrunk in length down to 15 minutes. Some weekly meetings became monthly. There was an average saving of 11 hours a month. The firm also introduced a 'No Meeting Wednesday'. They also introduced a simple tool - to measure meetings via two axes: the impact of the meeting (out of 3) and the effort taken with prep and follow-up (again out of 3). Meetings that were a lot of work but had little impact were also eliminated by teams. Slack also has a no meeting 'Focus Friday' and Maker Weeks when all meetings are cancelled to get projects done. They were juggling a whole tech stack of tools that didn’t “talk” to each other, creating inefficiencies and double work. We started with a look into their sales workflow. 🔹 Sales data lived in HubSpot, but once a deal closed, someone had to manually update Asana to track project progress. 🔹 Internal teams worked from one Asana board, but clients needed visibility into their own project timelines — cue more manual updates. 🔹 With so much repetitive data entry, valuable time was being wasted on low-impact admin work. Hybrid work sounds great on paper, but the reality? It often brings a whole new set of challenges that leave employees feeling disconnected, over-scheduled, and constantly multitasking, and individual focus lies on responding quickly rather than good. no wonder many people think of shifting jobs. The very top of the list of frustrations right now for the many: 1. The frustration of constant meetings: You’ve got important work to do, but meetings are scattered throughout the day, leaving no room for deep, focused work. And I mean it: No room. 2. Collaboration chaos: It’s a mix of Teams/Slack messages, email threads, and status meetings, but things still slip through the cracks. Death by information by text messages, whatsapp, email, LinkedIn, Yammer, Teams, Social Media. Literally drowning. 3. Uninspiring meetings: Most of the time, meetings feel like they’re wasting 90% of your time – one person talks while the rest silently check out. It could have been an email 80%. • • • It doesn’t have to be this way. Here’s how to make hybrid work, work: 1️⃣ Create time to get sh!t done. The old way: Cram important work around endless back to back meetings. The new way: Focus time takes priority over meetings. Block time in your calendar for meaningful, uninterrupted, distraction less work. 2️⃣ Collaborate (mostly) asynchronously. The old way: Endless status meetings and Teams channels overload. The new way: Use short video clips and/or goal-tracking apps for asynchronous updates, cutting down the need for real-time check-ins. Yes, this is a real thing 😃. 3️⃣ Make meetings exciting again. The old way: One person dominates, and everyone tunes out. Maybe managing emails meanwhile? The new way: Center meetings around a shared presentation or document. Everyone reviews and comments silently before, then dives into discussion. Every meeting should move the work forward. This keeps everyone on the same page and enhances real-time contributions. ➡ To keep things fresh and inclusive, rotate the role of the meeting facilitator. "Once we have this software, roadmapping will be solved!" 🫠 All too often, product teams fall into the trap of believing that a new tool will magically solve all their challenges. If only it were that simple. Tools are enablers, not solutions. They enhance your processes, but they don’t replace the need for clear-thinking and good strategy. The most successful product operations teams don’t just collect tools—they build a thoughtful roadmap for the tools they might need as their organization grows. It's crucial to explore and designate an owner for your tool stack to ensure it’s well implemented and effectively used. Think of it as appointing a ‘tool stack champion’, someone who ensures that every tool in your chest is sharpened and ready for use. Start by conducting an initial assessment. Review all licensed tools across teams. You might be surprised to hear, "Oh, we’re paying for that tool? Didn’t know we had it!" This might seem mundane, but it helps craft a clearer view of your current state and avoids redundant costs. Consider setting up a cross-functional working group to review, vet, and recommend tools. This ensures that the tools you use support your unique process and goals, not just what’s trendy. When contemplating your product tool stack, consider categories that best support your context: • Roadmaps • Idea management • Product engagement • Testing • Visual analytics • Event-tagging • Adoption/In-app surveys • User research repository • OKR/Metrics Each tool should align with your product strategy, driving towards outcomes, not just outputs. Remember this: ➡️ Tools are there to serve your strategy, not the other way around. And don’t get me wrong: there is a myriad of great tools out there like Dovetail, Dragonboat, Notion, Productboard, Pendo.io or Amplitude.
