Understanding business processes is important for effectively identifying requirements, improving efficiency, and driving organizational change. Here's how you can approach it. ✅Define the Scope (Know what you're looking at): Figure out what the business process is all about and who's involved. (Clearly define the boundaries of the business process you're analyzing. Understand the inputs, outputs, activities, and stakeholders involved.) ✅Map the Process(Draw it out): Make a picture of the steps in the process so you can see what's happening. Use process mapping techniques like flowcharts, swimlane diagrams, or BPMN (Business Process Model and Notation) to visually represent the sequence of activities in the process. This helps identify bottlenecks, redundancies, and areas for improvement. ✅Identify Stakeholders (Talk to the people involved): Find out what they think about the process and what could be better. Determine who is involved in or affected by the process. Engage with stakeholders to gather their perspectives, pain points, and requirements. ✅Analyze Metrics(Check the numbers): Look at things like how long it takes and if there are mistakes happening. Collect and analyze data related to the process, such as cycle time, throughput, error rates, and customer satisfaction. This provides insight into the current performance of the process and areas for optimization. ✅Understand Business Rules(Know the rules: Understand the rules and guidelines that need to be followed): Document the rules, policies, and regulations that govern the process. Ensure compliance with legal requirements and industry standards. ✅Identify Pain Points (Find the problems): See where things are slow or not working well. Identify pain points, inefficiencies, and areas of waste within the process. Why Many PLM Evaluations and Improvement Projects Start in the Wrong Place I see the same pattern in many PLM evaluations and improvement projects: Companies start by defining dozens of individual use cases and hundreds of functional requirements in various capability areas: ✔ Document management ✔ Change management ✔ BOM management ✔ Requirements management ✔ Etc All important. But the wrong starting point. 🔹 The Core Mistake Many organizations don’t first ask a much more fundamental question: 👉 Which end-to-end processes matter most to our business, and which of those must be tightly integrated to unlock real value and efficiency gains? Without first answering that question, PLM becomes a checklist exercise: Feature A vs. Feature B Tool X vs. Tool Y Best-in-class capability comparisons The result? A technically impressive solution that optimizes individual tasks, but not the overall flow of work. 🔹 Why This Matters As I discussed in previous posts, the biggest efficiency gains come from process integration, not from isolated functional excellence. PLM is not just a collection of tools. It is the process backbone of product development. If you don’t first understand: - Where handoffs occur - Where data is recreated or reconciled - Where delays, loops, and rework originate …then no amount of detailed requirements will save you from: - Broken process chains - Excessive integrations - Productivity losses - Low ROI from PLM investments - User frustration 🔹 The Right Way to Approach PLM Evaluations 1️⃣ Identify your critical end-to-end processes (e.g., requirements → engineering → change → manufacturing → quality) 2️⃣ Determine where tight integration is essential Not everything needs to be unified, but some workflows are critical for the business and absolutely need to be integrated. 3️⃣ Define architectural principles What must be native? What can be federated? Where is latency acceptable? 4️⃣ Only then define detailed use cases and requirements Now they serve a purpose, supporting process flow, not fragmenting it. 💡 The Key Takeaway PLM architecture decisions should be driven by process integration first and tool preference second. Busy plants aren’t always productive plants. That’s the fastest way to lose money quietly. Most plants look busy. Most machines look utilized. Most dashboards look green. And yet… output stalls, orders slip, and customers feel it first. This visual explains why. Through my experience, I’ve learned a hard truth: Throughput is not the sum of efficiencies—it is controlled by one constraint. What this bottleneck analysis really shows 1️⃣ Capacity Upstream ≠ Throughput Downstream You can widen capacity everywhere: - Faster suppliers - Bigger supermarkets - Higher utilization in Process A None of it matters if one step produces slower than takt. The hourglass doesn’t lie. 2️⃣ Takt Time Is the Customer’s Voice Takt time is not an internal target. It’s the market pulling on your system. When any process: Has capacity < takt Suffers instability or downtime It becomes the constraint—whether you label it or not. 3️⃣ The Bottleneck Is the Revenue Gate Every minute lost at the bottleneck is: - Lost throughput - Lost sales - Lost trust WIP piles up before it. Starvation happens after it. And leaders often chase symptoms in both directions. 4️⃣ Local Optimization Makes the Constraint Worse Speeding up non-bottlenecks: - Increases inventory - Hides the real problem - Creates false confidence The system doesn’t need more effort. It needs constraint focus. 5️⃣ Flow Stops Where Discipline Stops Downtime, stoppages, queues, and withdrawals don’t happen randomly. They happen when: - Capacity planning ignores variability - Flow decisions aren’t constraint-led Management attention is spread evenly instead of intentionally Why this matters High-performing plants don’t ask: “How do we improve everything?” They ask: “What limits us right now—and how do we protect it?” Because when the constraint flows: - Lead time collapses - WIP stabilizes - Revenue follows The rest of the system naturally falls into line. What’s the first thing that comes to mind when you hear “business transformation”? Org charts and people's jobs? Future state vs current state diagrams? Process maps with arrows and swimlanes? All fair guesses, and they’re all part of it. But if we’re honest, one element holds everything else together: Business Processes. If you want to understand how a team, department, or entire organisation functions, start there. ✅ Agree on what things are called. Different teams may use different terminology for the same or similar processes. This can add friction. ✅ Find the actual processes in action. Ask questions like: – What kicks off this process? – What’s the output? – Who needs that output next? ✅ Zoom out. Most processes don’t stand alone; they feed into each other. Pulling one out in isolation is like removing a single puzzle piece. It’s the full picture that drives outcomes. ✅ Make it visual. Don’t bury insights in pages of text. Diagram the flow. This not only helps with clarity, but it exposes where things break down. Only once you’ve done that groundwork can you start thinking seriously about optimisation.
