A PM at Google asked me how I managed 30+ stakeholders. 'More meetings?' Wrong. Here's the RACI framework that cut my meeting load by 60% while increasing influence. 1/ 𝙍𝙚𝙨𝙥𝙤𝙣𝙨𝙞𝙗𝙡𝙚 𝙫𝙨 𝘼𝙘𝙘𝙤𝙪𝙣𝙩𝙖𝙗𝙡𝙚 Most PMs drown because they invite everyone who's "interested." Instead, split your stakeholders into: - R: People doing the work - A: People accountable for success 2/ 𝙏𝙝𝙚 𝘾𝙤𝙣𝙨𝙪𝙡𝙩𝙖𝙩𝙞𝙤𝙣 𝙏𝙧𝙖𝙥 Stop asking for approval from everyone. Create two clear buckets: - C: Must consult before decisions - I: Just keep informed of progress 3/ 𝘿𝙤𝙘𝙪𝙢𝙚𝙣𝙩 > 𝙈𝙚𝙚𝙩𝙞𝙣𝙜 For "Informed" stakeholders, switch to documented updates. They'll actually retain more than in another recurring meeting. 4/ 𝙏𝙝𝙚 𝙈𝙖𝙜𝙞𝙘 𝙋𝙝𝙧𝙖𝙨𝙚 "𝗜𝗳 𝘆𝗼𝘂'𝗿𝗲 𝗻𝗼𝘁 𝗱𝗶𝗿𝗲𝗰𝘁𝗹𝘆 𝗿𝗲𝘀𝗽𝗼𝗻𝘀𝗶𝗯𝗹𝗲, 𝗽𝗹𝗲𝗮𝘀𝗲 𝗳𝗼𝗿𝘄𝗮𝗿𝗱 𝘁𝗵𝗶𝘀 𝘁𝗼 𝘁𝗵𝗲 𝗿𝗶𝗴𝗵𝘁 𝗽𝗲𝗿𝘀𝗼𝗻. 𝗧𝗵𝗮𝗻𝗸 𝘆𝗼𝘂 𝗶𝗻 𝗮𝗱𝘃𝗮𝗻𝗰𝗲." Use this in every email. Watch the right people emerge. 5/ 𝘼𝙥𝙥𝙧𝙤𝙫𝙖𝙡 𝘼𝙧𝙘𝙝𝙞𝙩𝙚𝙘𝙩𝙪𝙧𝙚 Build your approval flows around your R&A stakeholders only. It’s hard work convincing a stakeholder who doesn’t want good Procurement. I use my T.E.A.C.H. framework: 1. TALK to the person and not about the Policy. Find out about their role, their pain points and the service they need. 2. EVALUATE options to add value This is the route in. Show them the ways Procurement can help, even if it’s not via a typical full RFP. 3. ADAPT your style Not your principles. If fundamentals, e.g. benchmarking or a contract are missing, explain the risks clearly, Not just to the business but for them as an individual. 4. CREATE long-term objectives. A vision for the future. This is where common ground is more likely and how you can align on future ways of working. 5. HELP them understand the opportunity By leaving a positive impression. I was Wrong about Influence. Early in my career, I believed influence in a decision-making meeting was the direct outcome of a strong artifact presented and the ensuing discussion. However, with more leadership experience, I have come to realize that while these are important, there is something far more important at play. Influence, for a given decision, largely happens outside of and before decision-making meetings. Here's my 3 step approach you can follow to maximize your influence: (#3 is often missed yet most important) 1. Obsess over Knowing your Audience Why: Understanding your audience in-depth allows you to tailor your communication, approach and positioning. How: ↳ Research their backgrounds, how they think, what their goals are etc. ↳ Attend other meetings where they are present to learn about their priorities, how they think and what questions they ask. Take note of the topics that energize them or cause concern. ↳ Engage with others who frequently interact with them to gain additional insights. Ask about their preferences, hot buttons, and any subtle cues that could be useful in understanding their perspective. 2. Tailor your Communication Why: This ensures that your message is not just heard but also understood and valued. How: ↳ Seek inspiration from existing artifacts and pickup queues on terminologies, context and background on the give topic. ↳ Reflect on their goals and priorities, and integrate these elements into your communication. For instance, if they prioritize efficiency, highlight how your proposal enhances productivity. ↳Ask yourself "So what?" or "Why should they care" as a litmus test for relatability of your proposal. 3. Pre-socialize for support Why: It allows you to refine your approach, address potential objections, and build a coalition of support (ahead of and during the meeting). How: ↳ Schedule informal discussions or small group meetings with key stakeholders or their team members to discuss your idea(s). A casual coffee or a brief virtual call can be effective. Lead with curiosity vs. an intent to respond. ↳ Ask targeted questions to gather feedback and gauge reactions to your ideas. Examples: What are your initial thoughts on this draft proposal? What challenges do you foresee with this approach? How does this align with our current priorities? ↳ Acknowledge, incorporate and highlight the insights from these pre-meetings into the main meeting, treating them as an integral part of the decision-making process. What would you add? Meet them on their terms. 👉 𝐎𝐮𝐭𝐜𝐨𝐦𝐞: When you shape EA’s role based on their reality, it becomes relevant, not theoretical. 𝟐 | 𝐀𝐥𝐢𝐠𝐧 𝐄𝐀 𝐭𝐨 𝐒𝐭𝐚𝐤𝐞𝐡𝐨𝐥𝐝𝐞𝐫 𝐏𝐫𝐢𝐨𝐫𝐢𝐭𝐢𝐞𝐬 EA isn’t all architecture, it’s solving business problems. Ever presented rock-solid research only to hear "Thanks, but we're going with our gut on this one"? Securing stakeholder buy-in is rarely about the quality of your work. It's about something deeper. When you’re dealing with a research trust gap, ask yourself 5 questions. 👽 Are you speaking alien to earthlings? When you say jargon like "double diamond" or "information architecture," your stakeholders hear gibberish. Business leaders didn't learn UX in business school—and most never will. Translate everything into business outcomes they understand. Revenue growth. Customer retention. Cost savings. Competitive advantage. Speak their native language, not yours. ⏰ What keeps them awake at 3am? Behind every skeptical question is a personal fear. That product manager who keeps shooting down your findings? They're terrified of missing their KPIs and losing their bonus. Have honest conversations about what they're personally on the hook for delivering. Then show how your research helps them achieve exactly that. ❓Are you treating assumptions as facts? You might think you know what questions matter to your stakeholders. You're probably wrong. Before starting research, explicitly ask: "What questions do you need answered to make this decision?" Then design your research to answer exactly those questions. ⚒️ Are you dying on the hill of methodological purity? Sometimes you have 8 hours for research instead of 8 weeks. Being dogmatic about "proper" research methods doesn’t always pay off. Focus on outcomes over process. If quick-and-dirty gets reliable insights that drive decisions, embrace it. 🍽️ Are you force-feeding them a seven-course meal when they wanted a snack? Executives need 30-second summaries. Product managers need actionable findings. Junior team members need hands-on learning. Tailor your approach to each one. In the past few months, we've worked with partners who've run into the same challenge with AI adoption. They rolled out policies or guidelines without bringing people into the conversation first—no workshop, no consensus building, just documents that needed signatures or implementation. Unsurprisingly, the result was frustrated staff expected to enforce or follow rules they had no part in creating, and leaders facing resistance instead of adoption. Both AI policies and guidelines are critical for responsible AI adoption, but they have to be built intentionally, with stakeholders driving consensus, or they most likely won't work. After working with hundreds of districts, we've created the resource below. Here are the best practices we recommend. Policies are your compliance layer and are designed to protect your district. We suggest adaptations to existing: ✔️ Acceptable use policies ✔️ Data privacy/FERPA protections ✔️ Academic integrity standards ✔️ Cyberbullying policies (to add deepfakes) Guidelines are your change management layer. They are the "why" that brings people along. We recommend including the following in your AI guidelines: 💡 Vision for GenAI adoption across your district 💡 GenAI misuse/academic integrity response protocols 💡 GenAI chatbot and EdTech tool vetting processes 💡 Digital wellbeing, data privacy, and student safety practices 💡 Implementation tips and instructional supports 💡 AI Literacy training opportunities and expectations What matters most is that both policies and guidelines should be built with stakeholders, not handed down to them. They should evolve with feedback, evidence of impact, and technical advancements. In all of our guideline and policy development work, we always start with AI literacy. It's important to build foundational understanding across stakeholders so that when policies and guidelines are developed, people can contribute meaningfully to the process and understand the "why" behind what they're being asked to implement. Silence on sustainability is not strategy Clarity, not caution, drives impact 🌎 Great read today in Harvard Business Review exploring how companies can strengthen their sustainability communications in response to rising political pressure and evolving stakeholder expectations. Rather than retreating or reducing visibility, the authors make a strong case for rethinking communication as a strategic tool to build trust, enhance relevance, and unlock the full value of sustainability efforts. While some organizations are choosing silence to avoid scrutiny (from political backlash to accusations of greenwashing) this approach can undermine credibility. Public concern about climate inaction remains high, and companies that choose not to speak risk appearing disengaged. At the same time, sustainability strategies are increasingly linked to tangible business outcomes, from cost savings and resource efficiency to supply chain resilience and long-term risk management. To respond effectively, companies must begin by understanding what matters to their audiences. This means moving beyond general assumptions and using employee and customer insights to shape communication that is specific, relevant, and grounded in lived experience. Boston Children’s Hospital offers a clear example of how stakeholder input can guide both communications and operational decisions in ways that enhance internal alignment and external resonance. Equally important is the way messages are delivered. While factual accuracy is critical, the most effective communications also connect emotionally, using storytelling to make abstract issues relatable. The article emphasizes the power of framing climate action in terms of widely held values (such as protecting future generations or ensuring business continuity) to reach broader audiences and avoid polarizing debates. Companies also need to move beyond the conventional sustainability report. While compliance remains necessary, relying solely on annual disclosures can limit impact. Organizations like Tillamook and Boston Medical Center are showing how digital formats and multi-channel content can make complex information more accessible, and how continuous storytelling can keep sustainability top of mind across stakeholder groups. You can’t call it partnership if stakeholders only hear from you once before launch. True engagement isn’t a courtesy email. It’s about making stakeholders 𝘱𝘢𝘳𝘵𝘯𝘦𝘳𝘴 𝘪𝘯 𝘵𝘩𝘦 𝘱𝘳𝘰𝘤𝘦𝘴𝘴 from day one to follow-through. 4 shifts that make the difference: 1. Map before you move Not all stakeholders need the same level of attention. Use mapping tools to identify who has influence, what they care about, and how they prefer to engage. 2. Align objectives early Don’t wait until the end to prove impact. Bring stakeholders into planning to set KPIs, success metrics, and business outcomes together. 3. Keep communication alive Use clear, jargon-free updates. Share progress, invite feedback, and celebrate wins. Trust grows when stakeholders feel part of the journey. 4. Champion transfer, not just learning Make managers and sponsors active player, e.g. mentors, accountability partners, and reinforcement leaders. Because learning in the classroom means nothing if it doesn’t show up on the job. When engagement is tailored this way, L&D stops being a service provider… and starts being a strategic driver of business results.
