A number worth unpacking: 205 business days. That was the baseline partner onboarding cycle time when we started measuring it. The stated goal was 152 days — already considered aggressive. The team proved 90 days was achievable. The gap between 205 and 90 isn't a technology story. It's a clarity story. The delays weren't in the technical integration work. They were in the handoffs before the work started: unclear ownership of who drives the onboarding, undefined milestones that different teams interpreted differently, project plans that existed in one person's head rather than a shared system. What changed: Every partner onboarding got a named owner, a live project plan, and Epic-level weekly updates visible to all stakeholders. Not as bureaucracy — as a forcing function.
