The fix is more than technical—it’s organizational: ✅ Start with enterprise-wide outcomes, not isolated department goals ✅ Use a hub-and-spoke model (central governance + embedded domain expertise) ✅ Incentivize shared KPIs that reward collaboration instead of siloed metrics ✅ Build on common data foundations so teams aren’t training models on fragmented inputs ✅ Invest in change management and leadership sponsorship to sustain adoption ✅ Review cross-function progress regularly to prevent silos from creeping back in When AI is deployed with this kind of systems thinking, it unifies rather than fragments. In a rush to adopt AI, many organizations risk baking in the same silos they’re trying to break down. The recent Harvard Business Review piece, “Don’t Let AI Reinforce Organizational Silos” nails it: when each function optimizes its own AI use in isolation, the enterprise loses alignment and strategic cohesion. Key takeaway: AI shouldn’t be a tool for division — it must be a bridge across teams. So how do we avoid AI-fueled fragmentation? Design for cross-functionality. AI solutions should support flows that cross department boundaries, not entrench them. Govern with system-wide standards. Guardrails, shared taxonomy, and oversight keep functions speaking the same language. Embed in enterprise strategy. AI projects must tie into organizational goals — not just functional KPIs. Promote joint ownership. Multiple leaders and teams should own AI use cases together, not as siloed champions. I am currently taking an AI course at Rice University with Kathleen Perley. This week we are focusing on the Security, Legal and Ethical Landscape of AI which got me reading. I use AI daily but realize the gaps when you completely remove humans from processes, but I had not realized the effect of optimizing in departmental silos. As organizations race to integrate AI, they may be leaving deployment to each department. When departments rely on isolated data and distinct AI models to tackle similar issues, they frequently end up with inconsistent or even opposing outcomes. In this article in the Harvard Business Review the authors, Dr Graham Kenny & Dr Kim Oosthuizen, observe cases where disconnected AI efforts lead to duplication or outright conflict. One example: At Emacom, an Australian manufacturer, each department implemented its own AI tools - from predictive maintenance in IT to demand forecasting in supply chain and resume screening in HR. While each system improved departmental efficiency, the lack of integration meant AI couldn’t solve the company’s bigger challenge: cross-departmental coordination to reduce production delays. A great recommendation: "Establish an AI Center of Excellence (CoE) that balances centralized governance with decentralized execution." Don’t leave AI as a tool for siloed optimization. Design governance, incentives, and metrics so AI becomes a unifier - not a divider. As more AI investments and pilots move into business lines, the best chance of scaling a PoC into production comes when core business problems and strategy are at the heart of every initiative. 🟢 When business units adopt AI in isolation, efficiency gains risk being fragmented and misaligned with strategy. 🟢 Shared data standards, governance, and guardrails are key. Exactly. The moment I see “AI per department,” I already know it’s going nowhere. You don’t fix silos by giving each one a copilot — you just automate the dysfunction. Transformation starts when AI becomes the connective tissue of the enterprise: shared context, shared data, shared governance.
