"We've done the awareness part. But it still doesn't feel like people can actually use AI." I hear this in almost every firm I speak with. It's the moment the conversation turns from strategy decks to reality. They've hosted town halls. They've launched internal pilots. And yet—very little about how people actually work has changed. Teams still use the same playbooks. Client delivery still runs on PowerPoint and pattern recognition. It's progress on the surface, not in substance. Activity that looks like adoption, until you ask for proof. Here's what I look for instead of slideware: 1. Real delivery change. Teams can name live engagements where AI actually shaped the work. 2. Leaders who use it. They experiment in public, not delegate from distance. 3. Measured outcomes. They can point to hours saved, quality gained, or insight delivered faster. That's capability. Everything else is choreography. The longer firms stay in this performance loop, the harder it gets to move beyond it. Because true capability isn't about learning what AI can do.
