Why strategy is mostly about deciding what not to do Strategy is often described as vision, ambition, and forward momentum. That’s the part that sounds good. What’s less visible - and much harder - is restraint. I’ve learned that strategy rarely fails because of a lack of ideas. It fails because too many good ideas are allowed to coexist without consequence. In practice, the most demanding strategic moments are not about choosing what to pursue, but about deciding what will not be pursued - despite effort already invested, despite enthusiasm, despite the fear of missing out. Every “yes” carries a cost that isn’t immediately obvious: – attention is fragmented – priorities blur – execution slows – quality becomes harder to defend Over time, this doesn’t just affect output. It affects confidence - inside the team and in how the function is perceived. What changed for me was realising that clarity is created more by subtraction than by addition. Direction becomes stronger not when more initiatives are added, but when fewer are protected. This kind of decision-making is rarely celebrated. It doesn’t look bold. It doesn’t feel expansive. I had the opportunity to work with a leadership team and we talked about an addition to their SMART GOALS strategy for their 2026 business plan with what I call SHARP GOALS. The SMART GOALS model remains effective, but it was created 40 years ago and by itself can be outdated with today’s teams and rapidly changing marketplace. It assumes future goal setting and the tactics used to achieve them will be predictive of the past. The updated SHARP GOALS model I created ties behaviors, values, along with the specific targets you set and acts as a pressure check that your SMART GOALS plan aligns with your culture, talent, and market opportunity. Do your teams have buy-in, is your plan realistic, can they pivot, are people empowered, and is there flexibility on the ground to change?
