The 70-20-10 model* has been the backbone of learning development for such a long time. Are we ready for something new? And is 90-10 the thing we need, or just the lastest shiny new toy in our world being consumed by AI? *70% of learning comes from on-the-job experience, 20% comes from social and peer-to-peer learning (including coaching and mentoring), and 10% of learning comes from formal training opportunities.

From 70-20-10 to 90-10: a new operating system for L&D in the age of AI? This week, yet more data emerged to suggest that AI is reshaping not just how work gets done, but also how we enable people to do their work effectively. My hypothesis is this: just as the 70–20–10 model helped us move beyond classrooms in the era of the LMS, the 90-10 model offers a new way of designing and delivering learning and development for the AI era. In the 90/10 model: → 90% of performance development occurs through AI-enabled support & "productive friction" embedded in the workflow (the AI coach). → 10% of performance development occurs through high-touch, high-intensity learning facilitated by humans. In practice, 90/10 means a significant shift for L&D from designing courses to defining how work gets done: 🚀 Delegation → L&D identifies & delegates tasks that AI can execute independently. L&D folks work with business owners to design & monitor an "AI agentic workforce" which operates relatively independently. 🚀 Co-Creation (90%) → L&D identifies tasks which can be executed more effectively when AI + humans work together. L&D folks work with business owners to design & monitor AI agents which deliver both support & "productive friction" in the flow of work. 🚀 Facilitation (10%) → L&D identifies complex tasks / capabilities that require human-to-human contact in order to drive the success of the 90%. L&D folks work with business owners to design & monitor the impact of high-touch, in-person training experiences. Right now, the 90/10 model is "in pilot" in a small number of innovative orgs but my prediction is that it will become widespread, and quickly. Why? Because just as the LMS brought to life something that both the L&D profession and learners had felt & wanted for decades (to move training out of the classroom), AI brings to life something that both the L&D profession and learners have felt and wanted for decades: the need for meaningful learning & support in the flow of work.
