Cluster-First, Not Nationwide: Instead of going pan-India overnight, DMart focused deeply on a few states — Gujarat, Maharashtra & Telangana — building high-density clusters. - Outcome: 80% of early stores were within 250 km of a supply hub, reducing logistics costs by 25–30%.  2. Supply Chain Before Storefront: DMart built its backend before the front end. Warehouses, inventory control & sourcing were locked in before rapid expansion. - This ensured every new store was profitable faster, with higher inventory turns and lower shrinkage. 3. Capex Discipline: No oversized flagship stores. Lean, efficient formats — with lower rentals and faster break-even cycles (12–18 months). - Result: Industry-leading EBITDA margins in brick-and-mortar retail. 4. Controlled Omnichannel Entry: Instead of rushing into online, DMart layered its digital presence through DMart Ready, integrated with existing hubs. - Outcome: Higher order density and better unit economics compared to marketplace models. 5. Localized Playbook: DMart’s merchandise strategy isn’t “copy-paste.” It reflects local consumption behavior, curated region by region. - This drove strong repeat footfalls and consumer stickiness in Tier 2 markets.
