- You're doing the best you can to be a great manager, to give timely feedback, to help your employees grow. And you're rewarded with an employee who gets defensive, maybe even attacking, or an employee where you can't even a conversation because they get teary. It's hard to handle that because, soon as the other person starts getting defensive, you start getting defensive. So let me give you another way. First of all, once you figure out that someone has a tendency to get defensive or teary, prepare for it. Assume it's going to happen so you won't be surprised. And stay even keeled yourself. Don't start getting defensive yourself. For someone getting defensive, you can say, "I can see you're getting upset. The last thing I want to do is upset you. That's not my intention at all. We do need to be able to have conversations about my expectations for you, including when I need you to make changes, and I'm hoping we…
