Many product strategy and UX design problems due to a fragmented experience can be solved by re-architecting the IA: the information architecture. Often the IA has evolved bottom-up, piece by piece, in a patchwork way that was once adaptive and leading, but over time, drift, and serving multiple overlapping goals, has become maladaptive and hard for prospects and users to understand and use. So it’s no longer compelling, coherent, navigable and it holds the org back instead of leading it forward. This is especially common after acquisitions or platform and product pivots. That signals a need for recomposition and reconfiguration that unifies business, brand, product, and user goals, not only through surface enhancements but also through strategic synthesis and structural evolution. #informationarchitecture

Design without clear outcomes is just noise. We see it all the time. A team pours months into a redesign, but no one can prove that it moved the needle on the business side. Conversions, accessibility, workflow efficiency, and maintenance costs all get lost when there's no measurable goal from the outset. Sometimes, the biggest wins aren't visual at all. Maybe they're cutting hand-off time for marketing, reducing manual errors, improving accessibility, or saving costs through tech consolidation. That's why we frame design as a lever for business performance—not just surface-level aesthetics. There are many different takes, but here's how we structure it. Because good design is good process: ➡️ We bring the right stakeholders into the room early to reach alignment and prevent downstream issues. ➡️ We set clear, measurable goals—whether that's OKRs (Objectives and Key Results) or SMART goals (Specific, Measurable, Achievable, Relevant, Time-bound). ➡️ We track only what matters—metrics that tie user behaviour to business results. Setting these goals is far from trivial; Harvard research shows teams with clear, measurable goals are twice as likely to meet their targets. This is such a good post for design leaders looking to grow their influence within an organization, to get that proverbial "seat at the table." I think of the industrial designer as the conductor of a product that doesn’t exist yet. To ship faster with higher quality, we wear three hats: 1) Integrator. We connect business goals, user needs, and technology. We map dependencies early so no one optimizes in a silo. Integration is what keeps the product from tearing at the seams. 2) Creator. We turn ambiguity into clear options. Concepts probe the edges; prototypes answer hard questions. Creativity matters most when it reduces risk. 3) Manager. We set the rhythm: decision logs, acceptance criteria, supplier reliability, clean BOMs, all the teammebers are aligned on the vision and ensuring that the highest standards are met. When these three hats work together, teams find flow. Each iteration raises quality and lowers uncertainty. It’s not glamour, it’s discipline in service of a better product. The quiet truth: great hardware is what happens when someone is accountable for the whole.

We are about to repeat the "Google Glass" mistake with AI. History is littered with products that worked perfectly on a technical level but failed miserably on a human level. My partner Nick Eberhardt just published a brilliant breakdown of why this happens. He calls it "The Cassandra Paradox." Coca-Cola had data proving people preferred sweeter soda. They launched New Coke. It flopped. Google had data proving Glass was hands-free and efficient. They launched it. It got banned from bars. Ford had data proving the Pinto met cost targets. It... well, we know how that ended. In every case, the data was correct, but the question was wrong. They optimized for variables (taste, speed, cost) but broke the constants (trust, social norms, safety). We see companies making this exact mistake with AI right now. They are asking, "Can the model do this?" instead of "How will this make the human feel?" Read the full piece below. The Architecture of AI-Native Experience Designing Decision Environments, Not Just Screens This article draws on ideas from my upcoming book AI Native UX. ————————— For two decades, UX has largely focused on screens — optimizing journeys, reducing friction, refining interaction flows. That work shaped an era of digital products. But that frame is no longer sufficient. When intelligence becomes embedded inside a product — not layered on top — the interface stops being the center of gravity. The real experience is no longer what users click. It is what the system decides. We are moving from interaction-led systems to intelligence-led systems. In AI-native products, users are not navigating fixed architectures. They are engaging with systems that interpret, infer, predict, and act on their behalf. The interface becomes the visible edge of something deeper: a decision environment. In AI Native UX, I describe AI-native products as composed of five foundational layers: • Data layer – behavioral infrastructure. Poor data doesn’t create bad UI. It creates bad outcomes. • Model layer – probabilistic engines that shape trust through their behavior. • Autonomy layer – where the system sits on the spectrum from suggestion to execution. • Escalation & governance layer – how the system handles uncertainty, risk, and oversight. • Interface layer – the expression surface that makes intelligence legible. Understanding these layers is not a technical exercise. It is a strategic one. Experience in AI-native systems becomes the orchestration of intelligence — coordinating models, data, autonomy, and governance into coherent, trustworthy behavior. Screen logic becomes downstream of system logic. This shift has implications for both designers and product leaders. Designers must evolve from interface stylists to behavioral system architects — shaping how systems act, not just how they look. Product leaders must move from feature roadmaps to intelligence roadmaps — deliberately maturing autonomy, data quality, and governance over time. The most powerful products of the next decade will not be distinguished by clean UI alone. They will be distinguished by the coherence of their intelligence architecture. Articulating design decisions is more important than ever. Now that anyone can generate UI, shallow design thinking is more easily exposed. As designers rely more on tools that assemble interfaces through pattern-matching, the stakes get higher (not lower) to be able to explain why one experience is better than another. And that’s not possible without a solid understanding of core design principles, human behavior, usability best practices, accessibility standards... Without that grounding, designers lose the ability to make sound judgment calls, especially when evaluating work that may have been partially or fully AI-generated. Despite the fear around AI replacing design roles, I’ve found the opposite to be true: AI is raising the bar on design literacy and quality. It's exposing weak design reasoning and separating surface-level output from real design judgment. The designers who can still explain *why* a decision makes sense - even when a machine helped make it - are the ones who earn the trust and support needed to move forward. It was never really about the tools or the time it takes to create. That part was always the easiest... and it’s even more trivial now. The real bottleneck has always been alignment and good decision-making. AI hasn’t changed that, but it’s made it impossible to ignore. In that spirit, I’m excited to be working on a third edition of Articulating Design Decisions with O'Reilly to address this very real need. More to come. 🦜

Most contribution models stall at the same point, and the reason is almost never what the post-mortem says it is. The documentation is usually fine. What breaks is the rhythm around it: office hours that got cancelled during a busy sprint and never reinstated, credits that went out once and then stopped, review conversations that were supposed to happen in person but defaulted to async threads nobody had the energy to close. By the time things calmed down, the teams who’d been thinking about contributing had already worked around the system instead. I wrote about this for zeroheight, specifically the habits that separate contribution models with real momentum from the ones that exist mostly on paper.

Trying to wrap my head around potential UX design implications for HTMX-based applications and can't help but feel that the "HTMX vs React" arguments of today kind of feel like they mirror the "React vs server rendering" argument of 10 years ago, only reversed. Wasn't a core principle of React that server-rendered HTML was too slow and messy? Yet now HTMX can save the day because React is too bloated and complex? I get it, new frameworks are developed - in part - to solve the shortcomings of what came before (oh, why can't I quit you, jQuery?!), but I know I've seen this film before: Declare the old approach outdated > propose a new abstraction > build an ecosystem and job market around the new abstraction > "new" abstraction becomes overly complex and bloated > a new technology “returns to basics,” but with a new branding spin > repeat. At least shipping less js to users and speeding up initial load (along with less client-side state to manage) is a better fit for more traditional CRUD/request-response workflows and content-driven apps. Hopefully they're be simpler to design, build, and maintain.

The handoff between design and development is often where great products either shine or stumble. The goal isn't just to transfer design files, but to transfer understanding. There’s a ton of manual labor in the design process that’s ripe for automation. From generating detailed specs, screens, and annotations for delivery to fine-tuning a usability script to remove bias, there are plenty of places where experienced, savvy designers can find real gains with generative UI. The rub of course is that a lot of the current stack of tools unleash effectively design superpowers to folks who are inexperienced or lack the savvy (some would call it taste, but I think it's harder won skills than that) to determine whether the magic shiny thing is actually _good_. I'm very bullish on AI to reduce the menial and mundane, thereby creating space for increased human-to-human collaboration and ultimately design impact and efficacy, but for now, I'm very much checking the machine's receipts. #DesignLeadership #ProductDesign #AIDesign #DesignCraft #HumanInTheLoop #UXStrategy #DesignMaturity

I’ve been spending a lot of time in workshops this fall with designers, engineers, managers, and execs. There is one theme keeps surfacing. Teams want to move forward with AI, but there’s real concern about falling behind or not knowing where to start. I’ve found that once we level-set on what AI is and what it is not, the conversation shifts. We stop chasing hype and start identifying opportunities to support our teams. A simple example is rule-based AI for workflow automation. It takes effort to set up, but it pays off. You can design it by mapping the rules yourself or train it by reviewing historic data to learn your patterns. When teams see these opportunities clearly, they start shaping AI around their work instead of reacting to it.

Design isn’t about options. It’s about decisions. Throughout my career I’ve worked with many teams, methodologies, and ways of approaching design. Each one offered something valuable. Over time I realized something simple: The method matters less than the direction. What matters is continuing to move forward and learning from the path as it unfolds. Years ago I made a decision that, from the outside, looked like a step back. I stepped away for a while to work on a project in the mountains. What seemed like a pause became one of the most valuable learning experiences of my career. It shifted how I think about value. Not just in products. In people. In ecosystems. In the decisions that shape them. That experience sharpened something for me. Purpose. When the purpose is clear, decisions become clearer. Teams move with more confidence. The work gains direction. Design isn’t just about creating possibilities. It’s about choosing the ones that truly matter. It's still surprisingly common that we get asked to justify paying research participants for their time, and so we've published our internal framework for deciding who, how and how much people should get paid for their contributions. Without fair compensation, research systematically excludes people who can't afford to volunteer, and we risk designing products and services based on input from the privileged few. When someone shares their experience navigating services or systems, they're providing expertise consultants charge thousands for. At Paper Giant, we consider: 📍 Real time cost (travel, prep, childcare) 📍 Expertise level 📍 Emotional labour 📍 Power dynamics If we can't compensate participants' fairly, should we be doing the research at all?
