What Amazon’s Bar Raiser program taught me about Amazon’s culture and corporate culture in general Today, Amazon’s Bar Raiser program is such an integral part of how we hire the right people. But it’s much more than a hiring mechanism, it’s a systematic way to protect and nurture what makes our culture unique. And simply put: a standard that’s rarely questioned and hard to imagine working without. If you look closer, though, it wasn’t always this way. While it was quickly implemented in some tech orgs back in 1999, it took many years to scale it across the entire business. This change didn’t come without resistance and surely wasn’t easy to accomplish in such a fast-growing company. When things get uncomfortable or a business faces change, it can feel tempting to say “that’s not aligned with our culture” or even to worry that our culture is in decline. But what the Bar Raiser program taught me is that culture isn’t static. Big, meaningful things never come easy; culture develops organically over time, shaped by people who care deeply. And yes, it’s often a bumpy ride! One day, though, you can look back and see how those choices and effort build something big and meaningful. Here’s how I run career conversations at Amazon: - Team member owns the agenda - They reflect on their performance - They share personal growth aspirations - We define the “how” (quarterly goals) together - I listen, show recognition, provide feedback, support No: - Checklist conversation - Dictating someones career path - KPI deep-dives (this isn’t a business review) Instead, we focus on 4 areas that drive real growth: 1. Core Scope (Mastery) We establish the foundation. Every team member needs clear goals to consistently deliver excellence in their core job. Without it, growth becomes unstable. 2. Side Quest (Scalable Impact) We identify opportunities where passion meets business problems. This is about creating scale, global impact, a growing network and cross-functional visibility. 3. People (Leadership) We’re all leaders, regardless of our title. We define goals for interviewing, mentoring, how to shape the organization and deliver results through others. 4. Self (Continuous Learning) I encourage my team to always learn, explore something new and leave their comfort zone. We brainstorm self-improvement activities beyond corporate trainings. Name it, then choose one next step. b)Focus on high-agency actions: learning, delivering value, reaching out. c)Pair optimism with accountability: hopeful goals, honest check-ins. 4)Lean on your community a)Comment thoughtfully, ask questions, and offer help—you’re part of something bigger. b)Find mentors and peers who challenge and support you. c)Tell your story publicly; it invites the right opportunities. If each day we learn a little, stay curious, and treat ourselves with kindness, we’ll be better equipped to meet whatever comes next. The uncertainty is real—but so is your resilience.
