Jeff Mains shared this3 years ago, a founder friend was selling appointment software to dentists. Boring. Standard. Replaceable. Last month she raised a Series A at $15M ARR. 80% YoY growth. Here's what she saw in dental software that competitors with 10x her budget never noticed. The product was basic. Scheduling. Patient records. Billing. The kind of SaaS anyone could build in a weekend with the right AI tools. Useful? Sure. World-changing? Hardly. But every appointment, every billing cycle, every patient interaction was generating a signal nobody else had access to: → Which procedures had the highest no-show rates → Which marketing campaigns brought the most valuable patients → Which billing approaches paid the fastest She wasn't selling software anymore. She was sitting on the most complete operating dataset in the vertical. So she built a flywheel. Capture: Added fields to track outcomes. Did the patient show up? Did they book a follow-up? Did they refer someone? Compound: She turned that data into a "practice health score" with benchmarks no single practice could generate alone. Then layered AI recommendations on top: - Based on your patient mix, offer these services. - Your recall strategy is underperforming, here's what top performers do differently. - No shows drop by 30% when you send this text message 4 hours before the appointment. Defend: She added aggregate-data rights into every contract. It was in only in about half before. The result? The product gets smarter every time a new practice signs up. Day-one customers get benchmarks and insights that took 3 years of practice data to compile and individual insights build from day 1. Competitors can copy the UI. They can copy pricing. They can't copy 3 years of vertical outcome data. $15M ARR. 80% YoY. Series A at a valuation that made me read the text message twice. AI didn't break her moat - or yours either. It revealed who actually had one. If your product gets smarter as more customers use it, you've got a flywheel. If your data is just sitting in a database getting bigger, you've got a graveyard. And you're still getting passed over for competitors who built something weaker than your solution. That's not a product problem. That's the gap between PMF and what comes next. Recurring revenue isn't recurring relevance. It’s market-position fit. In the AI era, it's the line between scaling and stalling. 10 signs you have one but not the other: 1) Customers describe your category without using your product name. 2) You compete on feature checklists, not on a category you own. 3) AI-native startups grab the buzz despite shipping a weaker product than yours. 4) Your sales cycle requires teaching prospects what category you're even in. 5) You're the second tool buyers evaluate, not the first. 6) Your pricing anchors against competitors instead of your own value. 7) Renewals stay strong. Referrals stay weak. 8) You can't finish "We're the ___ for ___" in one clean sentence. 9) Customers love the product but describe you using a competitor's language. 10) When buyers ask "how are you different," your answer takes more than 15 seconds. Same product. Different story. The companies that win the next decade won't be the ones with the best features. They'll be the ones who carve out a unique perspective in a sea of sameness, before the buyer asks. If you flagged 4 or more, the product isn't the problem. The position is. The fix isn't a rebrand. It's getting honest about three things: who you actually serve, what unique value you deliver, and what category they'd put you in if you weren't in the room. Start there. Exits are not happening. Why is your Positioning essential to your ability to exit your business? Because successful acquirers are really clear on what they want to buy. Strategy, strategy, strategy. They don't want to buy what's up for sale, they want to buy what they want to buy! Most entrepreneurs are running their business with a lack of focus. Trying to be too many things to too many people. Instead of being remarkable at one activity. It looks like a pyramid upside down. To broad. No specialization. No niche. ACQUIRERS WANT TO FULFIL A STRATEGIC GAP. They build an acquisition profile or shopping list like this: ▶️ Investment Thesis: Purchase a software company that has the potential to dominate a unique niche and grow the company into a $100+ million market segment leader. ▶️Recurring revenue model providing a “utility-like” capability to end-users Compelling and easily communicated value proposition to end users with the potential to be disruptive to legacy business practices ▶️Defensible, niche application within a space that we can define and dominate ▶️End-user market that is $500 million to $1 billion so as to be attractive to us but does not attract the large software competitors ▶️Strong underlying code with improvement opportunities in the business processes of the company ▶️Under-achieving relative to the market potential of the software’s capabilities Target Characteristics: ▶️Model: SaaS transitioning to AI ▶️Revenues: $10 – 30 million ▶️Geography Tier I – Eastern MA, Southern NH and Southern MA Tier II – New England Tier III – Northeast U.S. Tier 1V – West Coast ▶️History: preferably 10 years of operation ▶️Legal Status: Private or Subsidiary/Division of Public Company Therefore as a private company owner you must recognize that dominating a category, being remarkable and focusing at being the best at one thing is the key to creating value. First and foremost great acquirers only use acquisitions as a tool to execute their strategy. If you want to appear on someone's wanted list you need to focus.
