Early in my career, I avoided PMO roles… Not because I didn’t want them, but because I thought I wasn’t “qualified enough.” I believed PMOs needed to be walking encyclopaedias of every methodology, framework, and certification out there. Agile, Waterfall, PRINCE2, PMP, Change Management, Risk Analysis… I thought I had to master it all before I could add value. 30 years and countless transformations later, I now know that’s complete rubbish. What makes someone brilliant at PMO work isn’t knowing every framework. It’s being exceptional at 4 foundation skills: 🎯 Creating clarity from chaos Turn 15 conflicting priorities into 3 clear focus areas. Your superpower? Asking “What happens if we don’t do this?” until the real priorities emerge. 🤝 Facilitating difficult conversations When Finance and IT can’t agree on timelines, you become the translator. Not the decision maker - the clarity maker. 📊 Making work visible Transform “everything’s fine” into actual data people can act on. A simple RAG status with real explanations beats 50-slide decks every time. 🔍 Spotting trouble before it hits You’re the early warning system. One of the riskiest moves product leaders make is moving a top performer from another function into product management with no real transition. We see this often in mid-size and larger organizations, especially when someone is stepping into product from a part of the business that has not worked closely with product before. This was never just project management: After 20+ years leading programs, portfolios, and PMOs, one thing is clear to me that this work has never just been about delivery. Time and again, I’ve been pulled in when strategy stalled, when portfolios were overloaded, or when teams were busy but not aligned. Not to “run the project,” but to help leaders make decisions: what to prioritize, what to pause, where risk was acceptable, and where it wasn’t. That’s not process. That’s leadership. At the PM and portfolio level, the real work is judgment. Balancing value, capacity, risk, and timing across the enterprise, often with incomplete information and very real tradeoffs. It’s translating ambition into something executable and creating clarity in moments when everything feels urgent. In my experience, the most effective PM leaders don’t sit on the sidelines. We shape how decisions get made. We challenge assumptions, surface uncomfortable truths, and create the conditions for teams to focus on what actually matters. We see the whole enterprise: strategy, funding, people, delivery, outcomes and act accordingly. That’s why so many PM and portfolio leaders evolve into COOs and other executive roles. The job builds executive muscle long before the title ever does. Calling this “just project management” undersells the impact. This is enterprise leadership, practiced daily. The organizations that recognize this and invest accordingly aren’t just delivering better portfolios. They’re intentionally developing their next generation of leaders.
