A foundation recently set out to improve its grant administration process. The first instinct was to update templates and tighten documentation. That would have been the visible fix. But as we started talking through how the work actually moved, a different picture emerged. Questions were being routed inconsistently. Steps had been added over time to meet individual preferences rather than organizational needs. No one had stepped back to look at the whole process. The friction wasn’t in the forms. It was in the handoffs. Before redesigning anything, the team clarified ownership and named what was truly necessary at each stage. Once that was clear, adjusting the paperwork was straightforward. Unclear leadership rarely announces itself as a single failure. More often, it shows up as inefficiency spread across the organization. Work gets revisited. Decisions stall. Teams wait for direction that feels implied but never fully articulated. No one intends for that friction to build, but it accumulates quietly. From a Clarity to Action perspective, those patterns usually point back to structure. Deliverables may not be defined clearly enough. Decision authority may be assumed rather than stated. Roles and communication expectations may shift without being named. When those elements are clarified, unnecessary effort drops. Teams spend less time interpreting and more time executing. A strategic planning process was unfolding at the same time as staffing transitions. It would have been easy to treat those as separate tracks, handling the plan in one set of conversations and the transitions in another. Instead, the discussions were combined. As priorities were clarified, so were the practical questions that would determine whether the plan could hold. Who will carry this forward? What shifts when roles change? Where might capacity tighten as responsibilities move? Bringing those realities into the planning process early meant fewer surprises later. When transitions began, the work felt steadier because expectations had already been examined out loud. The plan didn’t need to be reworked under pressure.
