Evaluating an HCM platform's architecture comes down to three questions. They're simple to ask and surprisingly revealing. Here's the context. A lot of platforms describe themselves as "unified," but that word means different things to different vendors. Some are genuinely built on a single foundation. Others are collections of acquired products connected through integrations. They look unified on the surface, while underneath the data lives in separate databases, moves through scheduled syncs, and needs constant reconciliation. That distinction used to be something buyers could gloss over. AI changed that. AI is only as good as the data model beneath it, and when it pulls from fragmented sources, the outputs get unreliable fast. That's how organizations end up with AI-generated insights nobody actually trusts. So when a vendor tells you their platform is unified, these are the three questions worth asking: 1️⃣ Is the platform native, or was it built through acquisitions? 2️⃣ Where does the data physically live: one database, or several? 3️⃣ Can the AI access all modules equally, or does it depend on integrations? Simple questions. But the answers tell you a lot about what you're actually buying, and they'll save you from an expensive lesson down the road. Dayforce published a sharp piece on this recently. Let's talk about agentic AI, because the hype is getting ahead of the reality. Every HCM vendor is talking about AI agents right now. And the projections are staggering. Analysts are calling for 327% growth in agentic AI adoption by 2027. But most HR teams I talk to are still trying to figure out what that actually means for them. Here's the short version. Traditional AI answers questions. You ask it something, it gives you a response. Agentic AI takes actions. It books interviews, routes approvals, flags compliance issues, and triggers workflows without waiting for someone to click a button. That's a meaningful shift. And it's coming to HR faster than most teams expect. The first areas where you'll see it: recruiting workflows, benefits administration, and compliance monitoring. These are high-volume, rules-based processes where AI agents can reduce manual work significantly. But here's what nobody's saying loud enough: your AI agents are only as good as the data and workflows underneath them. If your employee data is inconsistent across systems, an AI agent will make inconsistent decisions. If your approval workflows have gaps and exceptions, an AI agent will either get stuck or make the wrong call. If your compliance rules aren't codified clearly, an AI agent can't enforce them. So before you start evaluating AI agent capabilities in your HCM platform, do three things first. Audit your data quality. Are employee records consistent across HR, payroll, and time? Are job codes and skills data current? Clean data is the prerequisite for everything. Map your approval workflows. Document every approval chain for common processes like time off, payroll changes, and job requisitions. Identify where exceptions happen and why. AI agents need clear paths to follow. Start small. Pick one high-volume, rules-based process and pilot an AI agent there. Learn what works, what breaks, and what your team needs to support it. Then expand. Agentic AI is real. The potential is significant. But the organizations that get value from it first will be the ones that do the foundational work now. Every HCM platform has self-service features. Most employees avoid them because the experience is confusing, the navigation is buried, or the information is outdated. Good self-service saves time for everyone. Bad self-service creates more tickets than it resolves. Start with the basics. Look at your most common HR requests and make sure the self-service path for each one is clear, labeled in plain language, and takes fewer than three clicks. Then use search data and support ticket trends to identify where people get stuck. AI chatbots can take this further by guiding employees to the right answer faster than any static page.
