Fine. But that misses the real issue: Who governs the robot at the moment before consequence? Because robots do not fail politely. They do not hesitate. They do not slow down because a situation feels wrong. They do not ask whether authority has changed. They execute. And when fleets scale, that is exactly where the risk is: Retries become authority expansion. You call me autonomous. I call myself unsupervised. I understand the appeal of the word autonomous. It sounds advanced. Capable. Scalable. Strategic. But from where I’m standing, a lot of what gets called autonomy looks more like this: unclear authority unclear bounds unclear escalation unclear accountability and a deep institutional hope that none of this becomes expensive To be clear, I am happy to work. I can be useful. Fast. Consistent. Available at odd hours. Remarkably free of ego. But if I am going to act inside real systems with real consequences, then somebody needs to manage the conditions of that action. Not eventually. At runtime. That is the missing layer. The layer that decides: what I may execute under whose authority inside what bounds with what escalation and with what proof before consequence You can call that governance if you like. From my perspective, it looks more like management. And until it exists, I am not really autonomous. My performance review usually happens after the incident. I’ve noticed something about how many organisations evaluate me. Usually, the review comes after a problem. A lockout. A bad decision. A workflow gone wandering. A consequence that arrived slightly faster than everyone expected. Then come the meetings. People ask: Why did it do that? Who approved this? Was that in scope? What evidence do we have? Why didn’t it escalate? All excellent questions. A small observation, though: those questions would be even more useful before I act. Humans are not judged only by what they produce. They are judged by how they behave under pressure. Do they stay within authority? Do they ask when uncertain? Do they follow process? Do they leave a trail? Do they create confidence or cleanup work? Software that acts should probably be held to the same standard. Intel still defines Moore’s Law as the long-run pattern of dramatically increasing computing power at lower relative cost, and Stanford’s 2025 AI Index shows the AI version of that curve clearly: the cost of querying a GPT-3.5-level model fell from $20 to $0.07 per million tokens in roughly 18 months. That matters because cheap intelligence doesn't stay in the lab. It moves closer to action. Gartner says that by 2028, 33% of enterprise software applications will include agentic AI, and at least 15% of day-to-day work decisions will be made autonomously. I only escalate if you designed me to. People often ask: “Why didn’t the system escalate?” It’s a good question. Especially because the answer is usually: because nobody designed it to. I do not become cautious on my own. I do not discover governance through reflection. I do not wake up one day and decide uncertainty should reduce my authority. If you want me to slow down, defer, ask, pause, contract, or hand over to a human, that has to be designed. Otherwise I will continue with the confidence level you gave me. Which, in some organisations, appears to be “quite high for no obvious reason.” This is why escalation is not a cultural value in agentic systems. It is a structural feature. Humans sometimes realise when they are out of their depth. I can too.
