  • 98% of an AI agentic system is not the AI. Google just launched its new enterprise agent platform. Pluses and minuses described below...

    Yesterday Google renamed its entire AI platform as an 𝗮𝗴𝗲𝗻𝘁 𝗽𝗹𝗮𝘁𝗳𝗼𝗿𝗺. 𝘛𝘩𝘢𝘵 𝘵𝘦𝘭𝘭𝘴 𝘺𝘰𝘶 𝘦𝘷𝘦𝘳𝘺𝘵𝘩𝘪𝘯𝘨 𝘢𝘣𝘰𝘶𝘵 𝘸𝘩𝘦𝘳𝘦 𝘵𝘩𝘦 𝘮𝘢𝘳𝘬𝘦𝘵 𝘪𝘴 𝘩𝘦𝘢𝘥𝘪𝘯𝘨. 👍 𝗪𝗵𝗮𝘁 𝘁𝗵𝗲𝘆 𝗴𝗼𝘁 𝗿𝗶𝗴𝗵𝘁: Memory Bank for persistent cross-session memory. Cryptographic identity for every agent. 200+ models including third-party, meaning memory persists independently of the model. This is the most architecturally complete enterprise agent harness* any major cloud provider has announced so far. A serious piece of engineering. 👎 𝗪𝗵𝗮𝘁'𝘀 𝗺𝗶𝘀𝘀𝗶𝗻𝗴: Google's harness* governs what agents can do. It does not capture why they reasoned as they did. Memory Bank stores operational context across sessions. It does not record how an expert weighed competing signals on an ambiguous problem, or why a manager overrode the model's recommendation. Operational memory compounds efficiency. It does not compound judgement. That distinction, between memory that produces parity and memory that produces structural advantage, is our #IntelligenceCapital thesis (see comments 👇). The lesson for COOs and CIOs: the infrastructure is now ahead of organisational readiness. Google, Microsoft, and Salesforce have all built a harness*. None has built the deliberation layer above it. The platform you choose matters less than whether your architecture captures reasoning on the decisions that actually determine your financial outcomes.   • Our latest analysis looks at Microsoft's new enterprise Agentic AI playbook. Lots of good stuff inside, but a big gap too... #agenticAI #aistrategy

    Microsoft just published the first enterprise agentic AI playbook built from three years of company-wide deployment — a 'Customer Zero' retrospective from the vendor whose infrastructure most of the enterprise world runs on. 10,000 words. Five-stage maturity model. Governance matrix. Agent 365 control plane. Drawn from their own internal deployment across the entire company. It is genuinely useful. Every Azure-using enterprise should study it. But the destination it describes — what Microsoft calls a "Frontier Firm" — contains no mechanism for compounding advantage. The word "deliberation" does not appear. The word "memory" appears once, in passing. The six dimensions of measurement are all efficiency metrics. None measures what the organisation has accumulated that competitors cannot later purchase. The Frontier Firm, as Microsoft defines it, is a firm that has automated more and governed better. 𝗜𝘁 𝗶𝘀 𝗻𝗼𝘁 𝗮 𝗳𝗶𝗿𝗺 𝘁𝗵𝗮𝘁 𝗵𝗮𝘀 𝗯𝘂𝗶𝗹𝘁 𝗮𝗻 𝗮𝘀𝘀𝗲𝘁 𝗶𝘁𝘀 𝗰𝗼𝗺𝗽𝗲𝘁𝗶𝘁𝗼𝗿𝘀 𝗰𝗮𝗻𝗻𝗼𝘁 𝗿𝗲𝗽𝗹𝗶𝗰𝗮𝘁𝗲. Earlier in the month I examined what McKinsey, BCG, and Bain et al are missing about agentic AI. Microsoft's guide completes the picture from the other side. The advisory firms tell you how to think about transformation. The infrastructure vendor tells you what to build. Neither tells you what to own. While they are well-researched, credible, and pointing in the same direction, they share one analytical gap — which happens to be the gap where durable competitive advantage will actually be decided. All three frameworks describe what AI-era advantage looks like. None identifies the mechanism that makes it permanent rather than temporary.
