Conduct a comprehensive assessment of the current system, identify gaps, and define clear goals. This initial step ensures that the software aligns with your business needs, enhancing efficiency and reducing the risk of unnecessary features or oversights.

Clear, realistic, and measurable objectives are crucial to successful software implementation. It is worth involving an extensive group of users, testers, influencers, and executives to get 360-degree feedback way ahead of project kick-off. Data collected from that feedback can be used to navigate throughout the implementation journey and provide guidelines for future roadmap.

Set aggressive but flexible timelines. Long timelines will inevitably suffer from business requirements and personnel changing during the project. When those changes happens, you end up re-doing work and greatly increasing the total number of work hours required to finish the project.

We initiate all of our projects by conducting thorough consultations and assessments to define the specific requirements, ensuring alignment with the end objectives before diving into implementation. Tech stack is not even a point of discussion at this stage and it shouldn't be as well in my opinion.

Every project will have its own ADN: team members (their size, specialties and time availabilities), stakeholders (which departments they belong to), nature of the project (adapting a new software, adding up new features or completely replacing an old system)... Besides goals and roles definition, a well defined and taylored methodology is key. In my experience, the best way is to choose an existing methodology (Agile scrum, kanban, waterfall...) and then adapt it to your team and stakeholder's spectations. Sometimes a scrum organization without daily, but rather weekly or bi-weekly meeting is enough. Finally, a good product breakdown into well identified features will also help the team members to focus on which modules to prioritize.

Every project is individual and there won’t be a one-size-fits-all approach. However, there are generic elements to success which one should always follow. Usually more on the method side of things, i.e. to involve stakeholders early, make sure your Organisation is ready for the change from a culture perspective etc.

Best practices are like a roadmap. When I neglected them during an implementation, we encountered compatibility issues that resulted in project delays. Now, I strictly adhere to best practices for each project phase. Whether it's using Agile for project management or rigorous testing, it ensures a smoother journey.

Establish a risk management plan to anticipate challenges such as technical glitches, budget overruns, or timeline delays. Regularly monitor and reassess these risks throughout the project, implementing mitigation strategies as needed. Effectively managing risks ensures a smoother implementation process and helps prevent setbacks that could compromise the project's success.

Here is something that I always ensure to have on all of our projects- "Risk register". Identify potential risks such as data migration challenges and formulate mitigation plans. Each identified risk should be assessed based on its potential impact and categorized on severity. Regular risk assessment meetings will facilitate prompt responses. The above points and any other documentation and communication about risks will go in to the register. Encountering data compatibility issues early on will allow you to refine migration strategies, preventing significant disruptions during the actual deployment.

Managing risks and addressing issues is central in software implementation. Commonly, there should be at least 3 environments: Development, Testing and Production. After the development team has finalized a given deliverable, it is always key to test them in the Test environment. The testing phase should include at least 2 or 3 people from other departments (different from development team members), to run tests on each deliverable by following a concise written test chart including different usage scenarios. Once all results are validated, the deliverable may be passed into production. These actions will help to highly prevent issues arising in Production.

There will be pitfalls and issues along the way, that is the nature of a project in today’s world. By anticipating what could actually go wrong BEFORE the project starts you make sure to have a plan in place and be able to react quickly. This is key in order to avoid delays and overruns.

Establishing an ego-free environment is crucial for project success and fostering strong client relationships. Being transparent about your expertise, especially when seeking expert help, promotes trust and transparency. In my recent project, our development team consisted of highly experienced individuals well-versed in a particular technology stack. However, as we embarked on a project requiring integration with cutting-edge IoT and AI technologies, we realized the need for specialized expertise beyond our current scope. There are often an handful of good architectures on a sliding scale of benefits and simplicity and then a raft of bad architectures that will paint the org into a corner. Choosing correctly requires deep knowledge of the business's practices and of the software being implemented. If you cannot get both skills in-house, an outside consultant can help knowledge of the software.

Companies should encourage and challenge employees to think innovatively and to see new technology not as a threat but as an opportunity and to expect permanent learning. This can be encouraged, for example, through regular training, internal enablements among employees for knowledge transfer, but also project budgets for POCs and a positive attitude towards new ideas from employees.

Encouraging teams to share post-implementation feedback and conduct retrospective meetings is another important factor that gets ignored frequently. This continuous learning loop empowered us on numerous occasions to evolve our approaches, incorporating lessons learned into subsequent projects.
