The best way to work as a team yet have individual accountability is through clear objectives and KPI's. Also, communicating that every team member has a different KPI. As related to fitness, if a team wants to get more fit, there are clear goals, but each member's journey to achieving those goals look different for each person. Therefore, all members are trying to be more fit, but the ways in which each execute their fitness, might look different, and communicating that is ok to the team. Not all members can be "all-stars".
