Ideally, this approach will make the statement "precise", "concise", and likely to resonate within the various departments. Identifying stakeholders needs to be understood. It is very difficult to map solutions or strategy to problems without knowing the stakeholders. The stakeholders can represent important constraints when navigating problems. Missing a stakeholder as you developing a strategy and solution could be an issue. It is best to know the stakeholders before diving too deep into solutions. At least know how the stakeholders relate to the problem.

Before you map out stakeholders, it's a better idea to talk to your team and figure out a solution to a problem. You will be amazed at the creativity they can display and how well they might find a solution that circumvents external dependencies. The key is to solve an issue first and foremost!

As per my experience, we should hold cross-team Meetings to share perspectives. Ideally, best is to set common Goals so everyone works toward the same result. We need to map processes to see how each team’s work affects others. We should not forget to use shared communication tools for updates and reduce misunderstandings.

Problems arise when stakeholders find they are competing with each other - sometimes losing sight of the overall objective and focusing on a departmental objective. Leadership analysis should be employed as part of a communication strategy so as to clear the lines and not emerge with a blurred picture.

Sometimes the problem is defined and solutions were identified but political clashes among stakeholders due to lack of engagement hinders executing solutions. Stakeholders need to be engaged, aware of the problem and participate in the solution

Do not predefine the scope, but start with a general sense of the project objective. Spend enough time and stakeholder engagement effort during programming to define the scope within the overall budget. Lastly...scope that is "nice-to-have", but not within budget, should be kept "below the line" as an alternative should future budget/time allow.

In my opinion, this can be one of the toughest points. Once you find a problem and clearly identify the stakeholders involved, your creativity can lead to more solutions than we can handle. Therefore, I believe it is important to put a limit on the scope, or we will create our own demise by biting off more than we can chew.

Here’s the challenge I have seen in my experience as a leader - scope creep! Once a problem has been defined, stick with solving that particular problem. In my career, I have seen so many times that the scope is expanded only to suck up more resources, time and organisational effort in delivery. In order to analyze the current state effectively, you need to have CFT (Cross functional team) meeting within 48 hrs of occurrence of problem. This team shall include ground level personnel like machine operator's including their HOD's who will help you surface out the actual root cause of problem by identifying the gaps through brainstorming session.

Aligning on a shared vision for the post-resolution phase ensures that all departments not only work towards a common goal but also understand the collective benefit of resolving the scoped problem.

It is important to build a clear messaging around why stakeholders should commit to change from the status quo. Best practice is to build an elevator pitch explaining: - what is the problem we are trying to solve? - what is the enabler for solving the problem? - what is the related stakeholder involvement? - what is the value of moving to a future state? - how does this align with the company‘s goal and mission? Clear communication is key to achieve desired results.

Envision of future state is nothing but the how will be the future scenarios after addressing and neutralizing the problem. Future scenarios must be positive, healthy, comfortable, cost-effective, and productive to all stakeholders. In addition to validating the problem scope with all stakeholders, it’s important to obtain commitment from all stakeholders across the involved functions. Agreement without commitment may not deliver the desired outcome - to effectively implement the desired solutions to the satisfaction of all stakeholders.

Don't forget about metrics. People are often too nice to give meaningful constructive criticism, especially to those higher on the Org Chart. Don't just look at feedback people give, but rather look at any objective metrics. If you created a new dashboard... track how much it's being used. If there's a new process that was supposed to speed things up... check that it actually did.

Interview people from each department to understand their unique perspectives on the problem. Learn how they are impacted. Create a RACI matrix. Identify people who are Responsible, Accountable, Consulted, and Informed for relevant tasks. This clarifies roles. Develop a problem statement. Synthesize the data into one clear, concise statement that defines the problem, its boundaries, and objectives. Establish regular cross-functional meetings. Bring all stakeholders together frequently to discuss findings, concerns, ideas. Fosters alignment. Create implementation plans. Outline specific solutions, owners, and timelines to address scoped elements of the problem.
