    First of all I would assess the current state of the system, what actually needs to be reprogrammed and what has no sense to consider. You should start to analyze how you should use intelligently the required technologies in order to try to prevent similar situations from big changes by creating an adaptable and reusable functions for many cases. Obviously, before you propose a solution to the stakeholders you MUST create the Digital Twin of the renewed system. Simulation helps you to reduce the cost of mistakes as collisions and useless hardware updates. This way you reduce the time for implementation and when you should physically setup the system, all the hard work is already done, remains nearly only the "copy-paste" phase.
