It stings. But it's not a failure — it's a diagnosis. When a teacher's practice only holds while a coach is present, it means the change lived in the relationship — not yet in the person. The practice wasn't owned. One district math team watched this happen in real time. They also watched their PLCs drift back to logistics and announcements the moment a coach stepped out of the room. Their response wasn't panic. It was strategy: identify teachers with natural influence, build them into PLC facilitators, and develop their capacity to lead the work even when no coach is in the room. The goal of quality coaching and support is never to do the work for teachers. It is to build conditions for teachers to carry and own the work themselves. Most coaching plans default to the teachers who need the most help. But the highest-leverage move might be the opposite. When one secondary math coach invested deeply in an eighth-grade teacher who was already close to something great, something unexpected happened — he became an ambassador. He started recommending her to colleagues. He lowered the resistance for teachers who might otherwise feel defensive about being coached. Strong math teachers don't just grow.
